| After 70 years of development,China has become the world’s largest producer of chemicals,accounting for about 40% of global chemical output,ranking first in the world.With more and more companies and capital entering the chemical industry,homogeneous competition has become increasingly intense.The competition mode of chemical industry chain has gradually changed from the technology competition to the competition combining technology and cost.For the chemical manufacturing industry,raw material cost accounts for about 40%-80% of the total cost,how to reduce the procurement cost is crucial to the control of the total product cost.Procurement cost is not only related to price,but also related to procurement quality,supply ability,technical ability,delivery ability;therefore,supplier performance is important to business operation.Therefore,establishing a supplier performance evaluation program suitable for enterprise development and screening partners that meet the development of CY can not only effectively reduce procurement costs and enhance CY’s core competitiveness,but also achieve the purpose of win-win cooperation.CY is a leading integrated chemical manufacturing company covering permanganate,chromium salt,water treatment,and building materials.This thesis is based on the study of supplier performance evaluation of CY.First of all,combining with the background of national macro policies and severe market pressure,we use onsite research method to sort out and analyze the current situation of CY’s supplier performance evaluation.Secondly,the brainstorming method was used to identify the main problems in supplier performance evaluation,namely: there is no system that can be relied on in the performance evaluation process,and the supplier evaluation objects are vague;all four performance evaluation departments are managed in parallel,and there is no leadership role;the performance indicators only have four dimensions of QCDS,and all material indicators are weighted by the same set of criteria;the performance evaluation results have outputs,but they cannot be applied to the daily management of suppliers.Again,the fishbone diagram tool was used to analyze the causes of the problems in detail,and a total of 10 reasons were obtained in four aspects:inadequate supporting mechanism for performance evaluation,unscientific organizational structure for performance evaluation,unreasonable performance evaluation indexes and weights,and inadequate application of performance evaluation results.Then,using a combination of questionnaire survey method,expert scoring method,AHP hierarchical analysis method,and Kraljic matrix classification tool,the supplier performance evaluation optimization program of CY was proposed in four aspects: performance evaluation supporting mechanism,performance evaluation organization,performance evaluation indexes and weights,and application of performance evaluation results.Finally,the implementation plan and guarantee measures are formulated to ensure the smooth implementation of the supplier performance evaluation optimization program.CY has the basic characteristics of traditional chemical manufacturing industry,so we hope that the research results of this thesis will not only help CY to standardize supplier performance evaluation and thus improve supplier management,but also be a reference for chemical manufacturing companies in improving lean supplier management. |
