| At present,iron and steel enterprises are facing fierce market competition,only with rapid new product research and development,production capacity to survive.The new product R&D process of iron and steel enterprises is characterized by many new projects,large construction scale,short construction period,and rapid production,so it needs to rely on advanced multi-project management process.The advanced project management process plays a decisive role in the pace of new product development in enterprises.The optimization reform and resource allocation of enterprise new product development management mode are helpful to improve the level of management and development.The thesis analyzes the current situation of multi-project management process of P Iron and Steel Company in the process of new product research and development through the interview method,and analyzes the existing problems.The results found that the main problems in the multi-project management process of new product R&D of P company mainly include four aspects: the organization problem of the multi-project management process,the mode problem of the multi-project management process,the resource allocation problem of the multi-project management process,and the communication and coordination problem between departments in the process of new product R&D.Then,combined with the actual situation of P Company,the causes of these problems are deeply analyzed,and it is found that the main causes of the problems in the multi-project management process of P Company’s new product research and development are not efficient organization and management of the multi-project management process,the process model is not reasonable,the resource allocation method and the multi-project priority ranking method is not scientific enough.Finally,it puts forward the optimization countermeasures of the multi-project management process of the new product research and development of P company,including the optimization of the multi-project management process mode of the new product research and development,the optimization of the resource allocation of the multi-project management process of the new product research and development,the establishment of the project management office and the evaluation of the priority of the multi-project of the new product research and development.Among them,the optimization of multi-project management process mode of new product research and development includes the optimization of organizational structure and process mode,the establishment of project management office includes the determination of PMO basic responsibilities,the approval and supervision of PMO on the prioritization of multi-project research and development,and the supervision of PMO on the implementation of multi-project.Hierarchical analysis(AHP)is used to evaluate the priority of multiple projects in new product research and development.The thesis can provide reference for the optimization of multi-project management process in the process of new product research and development in iron and steel enterprises. |
