| With the acceleration of the digital transformation process of hospitals in China,the medical quality control platform software market is showing a trend of vigorous development.In April 2022,the medical quality control platform project of TK Hospital of GW Company was officially launched.As a software project contractor,GW Company is responsible for developing a set of medical quality control platform software information system for the owner TK Hospital.The system aims to use big data technology to dynamically monitor,analyze and early warning the data related to medical quality,so that the hospital can change from extensive and passive quality management mode to refined and intelligent quality management mode.However,the project has the characteristics of long cycle,complex requirements and frequent changes.Especially after the outbreak of the COVID-19 epidemic,project scope management faces many challenges,such as heavy workload of demand collection,high difficulty in WBS decomposition,and difficult to control the scope.This paper takes the PMBOK Guide project scope management theory as the core,combines CMMI and waterfall model related professional knowledge,and tailors a set of scope management solutions for the GW TK Hospital quality control platform project.First,clarify the current situation and challenges of the project scope management.Then,use the project scope management theory to carry out the following work in sequence: planning scope management,creating scope management plan according to the requirements of the project contract and the project charter;Demand collection,project demand research and analysis based on CMMI demand development and management,and output user demand specification and software product specification;Scope definition: select the final project requirements from the requirements document and output the project scope specification;Create WBS,decompose and refine all work within the scope of the project level by level using the top-down decomposition method,and establish the scope benchmark;Confirm the scope,accept the completed deliverables,and obtain the formal confirmation of the customer.Finally,according to the scope control theory,implement the scope management process control,do a good job of deviation detection and change management,and ensure the smooth implementation of the project scope management plan.The research results in this paper clearly define the scope boundary of the quality control platform project of TK Hospital of GW Company,ensure that the scope deviation is corrected in time,the change is well controlled,and the delivery results meet the expectations of stakeholders.At the same time,the research results also help to improve the scope management level of similar projects of GW Company,better meet customer needs,and improve the company’s project profitability. |
