| With China as the world's factory status determination, more and more design center moved to China because of the advantage of closing to factory. However, a certain number of projects ended in failure, which schedule delay the largest share, because the project management skill is not good enough in China, as well the project management person lacks of experience. Project delay and the lengthy duration can be caused by underestimation, imperfect arrangement and unexpected situation. In this case, it's very important to find out a solution to setup project plan which can effectively shorten the project duration and enhance the possibility of project completion on schedule.Based on the analysis of commonly used method of project schedule planning, the author comes out a solution of how to setup a more complete project schedule plan on PC board design projects. This solution refer to the practice of using the project buffer time in critical chain project management, and feature of hardware design project, to use three-points estimation method to calculate the project activity duration, to use variance to deduce the project buffer time, and use resource iteration method to improve the solution of optimize project schedule. In the end, a case analysis is provided in background of PC board design, to prove that the solution can shorten the project duration, make project activity arrangement more reasonable, and improve the reliability of project preliminary work.
