With the intensification of competition at home and abroad,the Sino-foreign trade relationship is tense,and the new market brings challenges to enterprises while also bringing opportunities.In such a market context,enterprises must stand out in the fierce competition and adapt to the development of the market.Their production capacity,product delivery capability and product quality are very important.Company B is a company that mainly produces electric tools and accessories,and currently has multiple production departments.This paper studies the hole saw production system of Company B.In the hole saw production system of Company B,there are many problems such as insufficient production capacity to meet customer orders,excessive inventory of products,and unreasonable layout of production lines.These problems have limited the development and production efficiency of Company B,so improving the hole saw production system has become a problem that the company needs to solve urgently.In this paper,using VSM method combined with TOC theory,the production system of hole saw is analyzed and optimized,and the improvement scheme and approach are proposed.The products selected by NPH are mainly selected,and the whole process from the procurement of raw materials to the delivery of finished products to customers is a specific research object.Firstly,conduct an in-depth investigation of the hole saw production workshop,collect relevant data and data of each process,and analyze the current situation of the company based on the layout of the shop,the process plan,and the product delivery capability.;secondly,by drawing the value flow diagram of the current status of the hole saw production system,Specifically analyze the waste in the hole saw production system,define the constraints according to the current reality tree of TOC theory,and pay attention to the key links.Then,according to the results of the current value stream analysis and the specific situation of the hole saw production,the production model based on the lean value flow and the constraint theory is used to draw the value flow map standard that may be achieved in the future,and the future reality tree is used the future reality tree to determine the goals and directions for improvement;Finally,according to the direction of improvement,this paper mainly uses action analysis,man-machine operation analysis,process separation,merger,drum-buffer-rope,SLP to improve the production rhythm,production mode and facility layout of bottleneck process.According to the improved production situation,the improved value flow chart is drawn out,and the analysis and comparison are made.To determine the effect of implementation.Through the constrained value flow analysis tool,the improvement of the hole saw production system was carried out.After the implementation of the improvement plan,the production lead time was shortened from 81.9 hours to 37.7 hours;the in-process inventory was reduced from 9395.2 to 3912.4,and the value-added rate was improved.117.4%,formed the production mode of pull-forward and push-back,etc.It has important guiding significance for B company and similar manufacturing enterprises in the future production system improvement activities.
