Under the impact of the Internet and new media,the pressure of survival competition faced by traditional media has gradually increased,and its sustainable development has been seriously threatened,it is urgent to find a transformation and upgrading path that suits its actual situation.At the same time,in the context of the domestic new media advertising market,which is dominated by several large Internet companies,small and medium-sized media companies cannot reverse the decline of their traditional media business by developing WeChat and a new media platform based on mobile browsers and it will not play a decisive role in promoting its own transformation and upgrading.The issue of how to transform and upgrade small and medium-sized media companies in the Chinese market has become a major issue,which directly affects the sustainable development of the Chinese media industry.X Media Company is a small and medium-sized media company,its transformation and upgrading faces the same problem.It still uses traditional media as its main business,the development space of such a business model has become smaller and smaller.How to improve its core competitiveness in the fierce market competition is a strategic issue that X Media needs to think about.Therefore,in-depth study of the strategic issues of X Media can provide case study and reference for the transformation,upgrading and sustainable development of domestic small and medium-sized media enterprises,which is of great practical significance.The strategy is the overall plan for the enterprise to achieve the survival and long-term stable development of the enterprise according to the internal and external environment and the availability of resources,and to the enterprise development goals and ways and means to achieve the goals.Through the external opportunities and threats faced by X Media,analysis of major competitors,combined with the challenges faced by X Media 's transformation and upgrading,from the aspect of human resources,financial resources,brand resources and management capabilities,marketing capabilities,operational capabilities and profitability ability,this paper tries to study the advantages and disadvantages of X Media Company further,thus establishing the strategic positioning,strategic goals and planning of X Media Company,and expounding its strategic implementation and strategic management.This paper draws the following conclusions through analysis and research: First,X Media's successful transformation and upgrading needs to implement medium and long-term strategy;Second,X Media's strategic choice is mainly related diversification,followed by integration strategy,and intensive growth strategies can be used as complementary strategies;T he third is X Media's strategic positioning is "how to become the value guide of the agrifood supply chain",strategic objectives and planning need to be based on this new business of non-WeChat platform,and make new business become the main business to replace the traditional media main position,to achieve a successful transformation and upgrade;Fourth,X Media's sustainable development needs to focus onthe media strategy with the brand strategy as the core,while strengthening the competition strategy and operational strategy;Fifth,the key to X Media's strategic implementation is to solve the two problems of sufficient funds and suitable talents,under the condition that the preconditions are mature,the transformational and cooperative strategy implementation model is adopted to promote the optimization of organizational structure and business function system,and to drive the smooth implementation of the strategy,enhance the core competitiveness of the company to achieve a successful transformation.The conclusions of this paper can provide theoretical support and practical guidance for X Media's strategic choice and positioning,strategic objectives and strategic planning,strategy implementation and strategic management.It can also provide case study and reference for China's small and medium-sized media enterprise strategic research.
