With the increasingly severe global economic situation and the rising domestic manufacturing cost year by year,many domestic enterprises are forced to pay more attention to control cost in all aspects of production and management to improve comprehensive competitiveness.Procurement is the most important cost expenditure of enterprises,and many companies focus on procurement cost of raw materials,while easily ignore cost relating to non-production procurement,such as procurement of non-standard equipment,it is not the core of an enterprise,so its procurement management is not well managed.Many enterprises are trying to introduce non-standard equipments to improve competitiveness and of course cost of non-standard equipment will rise rapidly,so it is urgent to reduce the procurement cost through the optimization of non-standard equipment procurement and its management.The D company studied in this paper is the OEM leader of mobile phone which is serving Apple enterprise.Its business is characterized by large production volume,annual mobile phone shipments more than 120 million;concentrated production time,peak from July to October every year,requiring a large number of production in a short-time;desenly labor resource,huge gap in labor demand between high and low peak production lines,the peak needs 300,000 people,low peak only 50,000 people.In recent years,D company faces big challenge due to high cost of labor recruitment and various requirements from the end customer.As a result,D company wants to change the current situation by introducing non-standard automation equipments,of course procurement and related management becomse more and more important of in D company.Based on rich purchasing experience,the author tries to analyze the problems existing in the purchasing management of non-standard equipment of D company by combining domestic and foreign theories,applying literature research,case analysis and other methods,then give some suggestions to improve the whole process.The paper analyzes D company issues from the aspects of organizational manpower and business distribution,process of non-standard equipment procurement system,supplier management,etc,and found some issues such as unreasonable division of labor,manpower disability to meet actual needs,poorprocurement process,traditional price management mechanism,low systematization,and imperfect supplier management.In order to solve these issues,the author put forward some suggestions from organizational structure adjustment of procurement management department,the cultivation of professional procurement personnel,optimization of the procurement operation system process,improvement of supplier development and management mechanism,etc.It is hoped that this study is helpful for reducing cost of procurement of D company.Meanwhile,as a leader in 3C manufacturing industry,the author hopes that this study can provide helpful reference to all related enterprises and its development.
