| In recent years,the application of lean production has become more and more frequent.More and more enterprises are developing towards lean production.In order to improve the management level of enterprises,the concept of "lean" is indispensable.The most important thing in lean production is just-in-time production,also known as JIT production,that is "Just In Time".Ship construction is a large-scale,multi-species and small-batch construction project.Advanced operation refers to all stages of the process from pretreatment to dock loading.The essence of JIT is to do the right work at the right time.The core of JIT is to establish a pull-type plan management system,which can pull the operation of the whole production line through the demand plan of the previous process.The key parts of the pull plan in advance operation are the demand plan of segments,outfitting parts,design drawings and materials.According to the monthly physical quantity plan,node plan and key project plan,the monthly plan of each department is implemented and decomposed.At the same time,the plan is put forward for the forward process,such as design demand,material demand,finished product segment demand,outfitting demand,etc.The comprehensive balance is organized by the production management department,which can reduce the backlog,waste and ineffective labor of intermediate products.Therefore,through the research on the timeliness of the advance operation,we can make every operation process of the advance operation be carried out on time and accurately,and effectively improve the management status of the advance operation,thus shortening the construction cycle of ships.This paper focuses on the production management of pre-operation JIT from the following three aspects:(1)The basic structure of engineering decomposition for ship construction engineering is analyzed;(2)The process of steel pretreatment,processing and assembly in advanced operation is described in detail.According to the basic structure of ship construction engineering decomposition,the activity decomposition of advance operation is studied;(3)Based on the analysis of the relationship between WBS and planning of the advance operation project,and on the basis of the quota of the work hours and material quantity of the advance operation task and the standard operation cycle of the subsection,this paper studies the management and control method of the advance operation plan.(4)This paper introduces the basic concept of just-in-time production,and studies the influencing factors of just-in-time production under the above-mentioned planning and control methods(including misoperation of production design and production design delay,misoperation of materials and materials delay,,misoperation of ship owners,ship inspection and other opinions,safety accidents and equipment failures).Then,taking coating as an example,this paper discusses how to establish a JIT-based management system for advance operation,a refined management model for assignment based on task package/assignment order and a backward-pull operation management and control model based on Kanban.Finally,based on the above-mentioned system,it puts forward a production management system for reducing six major factors which affect JIT advance operation. |
