As an Electronics Manufacturing Services(EMS)multinational tycoon,J company has established more than half of one century with factories and businesses crossing all over the world.With the development of science and technology,the end customer electronics products demands are increasing and their consumption patterns are changing.All of these increasingly intense the electronic manufacturing market.It requires the electronics manufacturing supplier provide the service with budget reduction,product life cycle and development cycle reduction.The external business environment is changing more and more rapidly.In order to meet the different needs of customers and seize the market opportunity with improved market competitiveness,all manufacturing enterprises continue to carry out their own management changes,and strive to share limited project resources at the same time to achieve their success of multiple projects.Under this condition,J company multinational company set up Project Management Office(PMO)for its individual projects and other collaborative projects management,and coordinates the handling of project progress control,unbalanced resource allocation and smooth communication of information in various factories in the multi-collaborative project management.At the same time,due to the uncertainty of the projects themselves and the lack of priority and urgency of resource requirements and the timing of delivery,many projects could not be delivered on time,and the company is suffering the big loss and urgently need to improve the current multi-project collaborative management.Therefore,this paper is using the real project case of J company Multinational Group Corporate and analyzing the schedule management process of electronic service processing manufacturing industry,as the main research content,aiming at optimizing the schedule and control management of the collaborative project.First of all,this paper conducts theoretical research on the content and characteristics of collaborative project schedule management.Secondly,the J company profile is introduced,and the characteristics of the current collaborative project and the new project Gate development process is analyzed.Third,Through analyzing the problems of delay in J company real project schedule control management,their technical and management reasons are analyzed as following: First,the current project management organizational structure is lacking of a strong matrix;secondly current new project management procedure is lacking of project schedule performance review;thirdly there is no overall project management control plan,fourthly,the current project schedule management method is not real-date;the last one is current resource allocation plan is not reasonable.Considering the combination of theory and practice,this paper is to optimize the functional organizational structure to establish the strong project matrix organizational structure,and improve current new project management process guidance with clear responsibility and principle,to enhance current project progress control procedure with project schedule control added into current Gate review performance’s object;meanwhile,Analyzing the project progress management process is to optimize the project schedule management process: project planning management,project tracking management and project control management.
