| In recent years,China’s manufacturing industry develops rapidly,and the management of manufacturing enterprises has been gradually scientific and modern.Extensive management mode is no longer suitable for modern enterprises,fine management mode becomes more and more important.H Fluid Company is an adhesive industry chain manufacturing enterprise.The enterprise is faced with not only the increase of external raw material cost,but also the increase of internal labor cost,low production efficiency,production waste and other problems.It is urgent to improve its competitive advantage by reducing cost and increasing efficiency.This paper takes H Company as the case study object,based on the idea of lean production.Through investigation,research,quantitative analysis and other methods,we find and analyze the lean production problems of H company,and put forward specific solutions and implementation plans.Effectively we achieve the purpose of reducing costs and increasing efficiency,and provide reference for other enterprises.This paper focuses on lean production optimization around the H company’s main plastic barrel series products production.First of all,through the analysis of production data and field investigation,it is found that there are problems in the production of H company.Such as low equipment production efficiency OEE,rising manual assembly cost,low production line efficiency and waste caused by excessive handling.Secondly,through analysis,it is found that the main reasons for such problems are too long time for mold replacement,rising labor costs,low balance rate of production line,unreasonable production layout and other reasons.Thirdly,the current problems are solved by adopting lean means such as rapid mold change,automatic assembly line,standardized operation,and comprehensive production and maintenance of TPM.Finally,formulate lean optimization scheme and implementation plan,evaluate the effect from quantitative and qualitative dimensions,implement guarantee in culture,system,finance and organization four aspects,and pave the way for lean production of enterprises. |
