| With the implementation of advanced manufacturing concepts such as Made in China 2025,there is increasing demand for automation in manufacturing especially high level of flexibility in processing.However,construction of new production line requires higher investment and longer construction period,which puts heavier pressure on enterprises.Therefore,the automation and intelligent transformation of existing equipment has become a common choice for manufacturing enterprises.The intelligent transformation will require to shut down the existing equipment,which hinders the normal production operation of the enterprise.Thus,it is required that the transformation project should be deployed in as shorter period as possible,so that the equipment can be used into production again to create higher value and revenue.Therefore,research on planning and controlling management regarding production line transformation project is particularly important.This study focuses on the transformation project of intelligent manufacturing cell of Company H.Firstly,it introduces the current status of the scheduling regarding project and it turns out that the existing project schedule cannot meet the project requirements.Then analyzes the three deficiencies in task decomposition,time estimation,and methods decision when planning.Secondly,improved solution is proposed according to the deficiencies and based on the enhanced decomposition of project activities,the PERT and CCPM are used to formulate the schedule management plan,to ensure the refined total construction duration meets the project target.Thirdly,in terms of project progress control,this study proposes measures of progress guarantee in five aspects of company organization,risk control,workflow,professional techniques and assessment and incentives,based on the analysis regarding industry and marketing,human resources,institution organization which affects project control.Lastly,in the light of present situation of the project,the progress control process is formulated,and the targeted ways of progress control such as the progress early warning system and the weekly regular meeting system are formulated respectively in view of the characteristics of the different implementation stages of the project,so as to enhance the effective execution of the schedule plan.During execution of the project,the above research results are well practiced.As per the dynamic monitoring data of the project,the fast tracking and crashing methods are used in time to rectify the deviation to ensure that the project milestone is achieved as scheduled.The rationality of the plan and effectiveness of progress control measures are well validated through comparison between planned and actual activity duration,and calculation of project buffer consumption.This research ensures the smooth realization of the goal of H company’s intelligent manufacturing unit transformation project and has accumulated experience of schedule management regarding relevant projects.It also provides theoretical reference and experience for similar projects in manufacturing industry by applying schedule management knowledge to production line transformation project successfully. |
