is an increasing demand for computing "brain" chips.However,in the current international environment,Europe and the United States are increasingly blocking the technology,equipment and raw materials of Chinese Mainland,breaking the pattern of division of labor among countries in the industry,leading to a hard to find situation in recent years,There is a large number of chip shortage;In particular,the competition between China and the United States,as well as the crackdown on China by Europe and the United States,is even worse for China,the world’s largest market for chip consumption.China’s independent path has become inevitable.With a large amount of domestic investment in the chip industry and technology research and development,the domestic chip industry has attracted opportunities in the challenges of international competition;Because of this,the domestic chip-related components such as BGA carrier board(for carrying chips,connecting chips and circuit board signals)have also increased,and the number of enterprises put into production has increased,and the competition has become more fierce.As an enterprise that has only started mass production of high-end BGA products in recent years,Company A uses relevant lean management concepts and methods to integrate and improve the problem points in the production process of products,so as to improve its production capacity,enhance its capacity,achieve the purpose of lean production,obtain the maximum profit with the least investment,shorten its production cycle,reduce its production costs,and obtain corresponding advantages in the increasingly fierce industry competition.Through reading and learning the relevant theoretical knowledge of lean management,combing the knowledge,literature,journals,etc.of lean management related to production at home and abroad,understanding the importance of lean management to manufacturing enterprises,especially production lines,and summarizing the principles,methods,tools of lean management,and integrating them with practice,into the project improvement of this paper;Grasp the actual situation of the enterprise and understand that the production line has many problems and needs to be improved and improved due to the new construction of the enterprise;Through the communication with the production management,the understanding of the production management needs,the statistics of the output achievement rate of each process and the analysis of the reasons for the low achievement rate,we have learned that some problems restrict and affect the improvement of the production capacity of the production line,such as: due to the new construction of the plant,the operators and engineers of each production line are not skilled and competent enough,and improper operation leads to frequent equipment failures,affecting the production capacity;Make statistics on the production capacity of the process,analyze the bottleneck equipment affecting the production line,and use IE’s relevant methods to analyze the impact of these bottleneck equipment on output and crop movement,and obtain the bottleneck factors restricting the production line;The low implementation of the posting results in the inconsistency between the account and the material,which affects the production management schedule and the on-site management of the material;The on-site material kanban was not updated in time and was not synchronized with the account,resulting in confusion in the on-site management and often unable to find the board.The material Q-time control was often abnormal,resulting in abnormal quality of materials,etc.In addition,the on-site production management and on-site communication were insufficient,the site could not predict the future output demand,and the manpower,materials,fixtures and tools were insufficient or excessive,resulting in waste,etc.Based on the above understanding of the on-site production line capacity,problem points and production management needs,establish an improvement team,subdivide the work of the team members,perform their respective duties,conduct in-depth research,collect relevant data,interview relevant management personnel,foremen and front-line operators to obtain firsthand information,and analyze the data and information to find the true cause;Then,based on the actual situation of the company’s production line,combined with the relevant theories,improvement methods and tools of lean management,as well as the knowledge of industrial engineering ECRS,and with a systematic concept,establish a training mechanism for on-site personnel,design a Kanban management system for on-site materials and a Q-time control system,and cooperate with production management to establish an output demand prediction mechanism to match the corresponding manpower and materials;According to the principle of production line output balance,the bottleneck equipment checked out shall be subject to capacity control and improvement,and various improvement measures shall be standardized and included in the operation instructions to inherit and consolidate the improvement results.Through the research on the improvement of the production line capacity of Enterprise A,it has not only improved the production capacity of the enterprise,but also improved the profit space and market competitiveness.It combines the lean management theory with practice,and provides relevant cases and demonstrations for domestic enterprises that are building and are ready to put into production,and provides experience and lessons for domestic enterprises entering and leaving the industry,Contribute to the success of China’s board and chip enterprises in international competition.
