| SHM company is an enterprise specializing in the production of cigarette auxiliary materials,and its main product is cigarette filter rods,which is a monopoly product licensed by the State Tobacco Monopoly Bureau.Due to various reasons,since 2016,the production capacity of cigarette filter rods has reached the limit,and the expansion of production capacity is constrained by the planning of higher authorities.As a result,enterprises can not achieve profit growth by expanding production capacity.Through the improvement of technological process,to achieve cost reduction and efficiency increase has become the main way for SHM company to improve its profitability and achieve sustainable development.In this context,entrusted by the leaders in charge of the company,I led the team to carry out relevant research on further improving the company’s profitability.The research work and achievements are mainly in the following three aspects.Firstly,the lean management theory is applied to the filter rod production line.After completing all kinds of lean improvement theory learning and training,the organization and management personnel decided to use the value stream analysis theory as an entry means to identify the problems in the filter rod manufacturing process and find out the non value-added links in the process.Aiming at various improvement points existing in the production process,smed,TPM and other tools are used to solve the eight wastes existing in the filter rod production process,focusing on optimizing the waiting waste caused by personnel redundancy,so as to reduce the proportion of non value added links in the total production cycle of filter rod products.Then the value flow chart is used to analyze the complete process of filter rod production from raw and auxiliary materials to customers.Each process is connected with simple symbols and line segments,and the points that can be improved in each link are examined.After the completion of the improvement,draw the future state chart of value flow again,enter the new PDCA cycle to continuously optimize and improve the whole process,and help the enterprise to achieve the strategic objectives of rapid response to market demand and improve customer satisfaction.On the basis of the above work,combined with the actual process of filter rod production in SHM company,this paper studies the drawing of value flow chart,analyzes the existing problems,and then develops the optimization scheme and puts forward the corresponding implementation measures for the problems,so as to reduce the total production cycle time of filter rod products and improve the value-added ratio,which verifies the role of value flow theory in the process of promoting lean management... |
