In the early stage of reform and opening up,due to the shortage of materials,profits increased with the rise in selling prices,while in the era of market economy,companies need to continuously reduce their own costs in order to make more profits.As an enterprise with a history of more than 20 years,Shang Hai Chang Yuan Electronic Material Co.,Ltd enjoyed the dividend of Economic Reform and open up in its early days.In an age of fierce competition,enterprises need to make continuous reforms to keep up with the times.Lean production is the theoretical result of continuous practice after the second industrial Revolution.Its core is to discover the existing waste and solve it by various methods.It is a long-term continuous improvement activity,which can be said that where production is,there will be improvement.The balance of production line is important to the manufacturing industry.The balance of production line will not only affect the efficiency of production line,but also have a negative impact on the enthusiasm of employees,bringing incalculable losses.This paper,after analyzing the product line of CYG-T#,Investigate and count the working hours required by each process on the production line,calculate the balance rate of the production line before improvement,and find out the bottleneck processes that affect the balance of the production line through chart analysis.statistic the work step time for each bottleneck process,make standard operation group table,distinguish the manual,automatic and walking time,combine with the standard operation group table,use THE lean production improvement tools such as ECRS,SMED,5S improvement method,pokayoke method and improvement method to improvement of bottleneck process.Use standardized management,5S management and improvement achievement sharing to ensure the achievement of improvement activities.After the completion of the improvement activity,7 operators were reduced,work efficiency was improved,and the balance rate of the production line after the recalculation was greatly improved from 0.625 to 0.77 compared with that before the improvement.When the improvement effect of lean improvement on the balance ratio of the production line was slowed down,the production line model was established and the improved genetic algorithm was used to optimize the production line,and finally the balance ratio of the production line was increased to 0.97.The improvement analysis was also carried out in terms of the maintenance of all staff equipment,scheduling plan and overall layout,and the continuous improvement and optimization of the production environment was also achieved.The reduction of working hours and personnel has brought the improvement of production capacity,and the improvement of production line balance rate also shows the improvement of production line management level,which has enhanced the competitiveness of the enterprise.This paper has positive guiding significance for bulk material enterprises such as Shanghai Changyuan Electronics Material Co.,Ltd how to use lean production tools to improve line balance rate,and also has certain reference significance for other manufacturing enterprises.
