The Average Length of Stay(ALOS)is an important indicator that comprehensively reflects the hospital’s work efficiency and hospital management level,and evaluates the utilization of medical and health resources.The result affects the hospital’s management efficiency and the economic burden of patients.Continuously shortening the ALOS is an important aspect of the high-quality development of public hospitals and the shift from extensive management to refined management.This study uses the PDCA cycle as a quality management tool to study the average hospital stay management of BY hospitals,carry out quality influencing factors analysis,quality improvement rectification,and evaluation optimization to achieve the purpose of shortening the ALOS and establishing an ALOS management mechanism.As a provincial tertiary hospital,BY Hospital has become a regional medical center after more than 60 years of development.The number of hospital beds has increased to nearly 4,000,with an ALOS about 10 days.After data analysis and research and questionnaire surveys,it was found that BY Hospital lacked a complete system,unreasonable process,and imperfect incentive mechanism in the management of average hospital days,which resulted in a longer average hospital stay.At the same time,with the limited size of the hospital,shortening the ALOS and speeding up the turnover of beds are important issues currently facing BY Hospital.Through literature research,questionnaire survey,data analysis,fishbone diagram and other methods,this paper analyzes and evaluates the problems in the project management of BY hospital’s ALOS.The main problems are identified through Pareto analysis,and the characteristics and advantages of the PDCA cycle are used to construct The overall optimization and improvement plan.Through the targeted development of improvement goals and plans(P)to shorten hospitalization days,by starting from the the personnel factor,systems,management,equipment,environment,etc.,select the most important issues to implement the improvement plan(D),and track the specific implementation of the plan.Check the implementation effect of the planned measures(C).Through data comparison,it is found that the ALOS has been effectively shortened.On this basis,the problems found in the implementation stage are summarized and the ALOS is continuously improved(A).Some minor issues that affect the ALOS,as well as new issues encountered in the implementation,are used as the improvement targets for the next stage of PDCA,and continue to rectify.This article also hopes to take this research to enrich the methodology of PDCA theory cycle applied to hospital quality management,and to provide lessons for the combined research of PDCA cycle and medical quality management.
