| With the development of language service industry,multi-person collaboration has been increasing for localization projects of foreign brands,esp.those with a huge volume and tight turnaround time(TAT).The localization process does not only include manual translation,but also contains computer-aided translation(CAT)and desktop publishing(DTP),among others,so both technical measures and project management are imperative.How to coordinate among those procedures has constituted a big challenge for project managers(PM).In September 2019,a huge new product introduction(NPI)project was received for the client held a large new product launch.The project to be localized is a 40,553-word new product introduction provided in pages and xml format.Considering the volume and tight TAT of NPI projects,the project manager mainly adopted the method of phased management and multi-person collaboration.These NPI projects mainly included four stages:project initiation,project planning,project implementation and project closure.They involved six translators,two editors,two linguistic inspectors,a PM and three localization engineers.During the process of this NPI project management,the author worked as the PM and was responsible for receiving,initiating,planning,implementing,closing and delivering the project while controlling the risk,driving and monitoring the process.Guided by the localization projects management methods proposed by Cui Qiliang,the report analyzes all kinds of challenges in the project management and the main risk management and resource management methods adopted for NPI projects.The author identified the type of risk and assessed the probability of risk by planning risk management,and formulated corresponding risk response methods,and monitoring risks during project implementation to minimize the occurrence of risks.In the process of project implementation,one of the biggest risk factors affecting the project progress is resource risk.The author also ensured that each resource can complete the tasks he is responsible for by clearly dividing labor and effectively handling conflicts in team work,thus ensuring the smooth development of the entire project.This report,based on management process of NPI projects conducted by 14 participants,draws upon the experience in dealing with such a large-scale NPI localization project,and reveals that phased management is applicable to the localization project management of brand new product launch.This report proves the feasibility of the project management methods in localization project management,and will assist the other project managers to solve related problems in the management process. |
