With increasing competition in banking industry and rising competition level, world leading banks firstly carried out operation model optimization campaign with BPR (Business Process Reengineering)and Structure Optimization as the main activities and have already achieved good result and showed their core competence. Counter business, as one very important part of domestic commercial banking business, which operation model optimization has been attached more and more attention; some domestic commercial banks have already been making active exploration in counter business process reengineering and structure optimization fields.During the process of counter business process reengineering, process reengineering is the core, while the optimization of operation system is necessary and important matching condition. Counter business has far more significant meaning for AA Bank QD Branch, but currently, the counter business of AA Bank QD Branch has low efficiency, high cost and staff over-occupancy, risk hard control and etc. problems, which have affected the customer satisfaction rate increase and bank's core competence enhancing. The reason is that the process of the counter business processing, authorization, subsequent risk control three is unreasonable, which results a large amount of excessive, repetitive and ineffective work; without effective system to support, low level of automation and serial working style have restricted the operation efficiency and risk control. Additionally, Department setting of operation structure system has exacerbated the situation. Concerning these problems, with BRP theory and focus on the above three links, one idea about process reengineering became in to form: with the support of relevant operation systems, build three counter-back processing centers, eliminate, consolidate and simplify the ineffective, repetitive and excessive links existing in the original operation process, improve the automation rate in business processing and change the serial working mode to parallel working mode to improve the business processing efficiency. Integrate the information in different business systems to fully make use of the information, increase the capability of risk control and efficiency; Change"department style bank"operation structure system and according to the new operation structure system based on new operation process, define measures from function setting, assessment control, risk control system construction and continuous optimization and etc. six points.By optimizing operation mode, the counter business of AA Bank QD Branch can improve the operation efficiency, shorten the customer waiting time, decrease the error rate, build modernized counter business risk integrated control system, enhance operation management capability, so that the customers have higher satisfaction on counter business, the pressure on counters can be reduced, the operation cost can be decreased and the risks can be well controlled and finally enhance the core competence and increase profit margin of AA Bank QD Branch.In summary, based on BPR theory, combined the actual counter business situation of AA Bank QD Branch, borrowing the successful experience of world leading banks, this article has seized the key of counter business operation mode optimization, and raised counter business operation mode optimization solution with high operability, expecting it can have some practical significance in promoting the core competence of AA Bank.
