In the fierce market environment, customer hopes they buy the right product and service at lower price in the shortest time. Enterprise must carry out a series of reform on itself, which can be in an invincible position in the competition. Logistics has been considered as invisible hand, huge profit space hidden, it becomes the focus of many enterprises reform and improvement area. Chemical logistics is particular with strong technology and high cost characters; logistics management optimization is much meaningful for enterprise improvement.XY Company is a medium-sized electroplating enterprise in Shanghai chemical industry zone, it has storage, production, transportation and distribution functions. Company lease third square warehouse in the south China, for the delivery of customers in Southern China. The thesis takes the logistics management of the XY chemical company as the research object, use modern logistics management theory to explore suitable optimization methods for improvement. Firstly, the thesis introduces the overall situation of XY Company,three points need to be improved: long lead time for import raw material; supplier couldn’t deliver raw material on time t, bad third party warehousing management performance; Then, this thesis is divided into three separated chapters, use lean thinking methodology to study the issues. With the use of value stream mapping, combined transportation and mill-run method respectively, six sigma tools, find out the non-value added activities and key factors which impact logistics performance, and then design the different solutions and implement them.After the Logistics optimization solution implemented, the process is more reasonable, the cycle time of customer customization was shortened from 76 days to 58 days after import raw material flow optimization. The implementation of supplier milk-run commit raw materials arrival accordingly to requirement.The third party warehousing management level has been greatly improved, the accuracy of goods delivery improved,5S improved to outstanding score level; In the process of improving the three problems, the corresponding logistics cost is reduced by an average of 30%This thesis takes the XY chemical company as an example, the improvement ideas and the use of logistics methods has the certain value and reference to similar company.
