Large and medium-sized biogas project is the main direction of rural biogas transformation and upgrading in China,which is of great practical significance to promote the utilization of clean and renewable energy in rural areas,improve the rural ecological environment and promote the rural ecological revitalization.But for a long time,large and medium-sized biogas projects generally face the problems of poor operation,slow cost recovery and low long-term sustainable operation ability.Based on this,this paper studies the business model of ZQN company from the perspective of business model,taking ZQN company as a case,using the canvas analysis framework of 9 modules business model,the main research contents and conclusions are as follows:First of all,the research of ZQN company's business model shows that: the company's less customer subdivision type leads to the operation risk can not be apportioned,the insufficient capacity value proposition does not fully realize the product need to upgrade,the channels are too few,the customer relationship maintenance interface is insufficient,the income source is mainly the biogas product sales income quantity is restricted by the customer demand,the core resources superiority is not obvious,the supply is insufficient,the production capacity is lack,the key business is affected by the purchasing technology production capacity,the key cooperation is unstable,the cost structure is unreasonable for raw material purchase proportion is too large.Secondly,the research of ZQN company's business model innovation shows that the innovation power comes from the market driving force of the new technology of biogas production preparation and finished product manufacturing,the pressure of businessenvironment and the market opportunity pulling power,the resistance comes from the internal organization structure,the resource allocation and the external market recognition pressure.Aiming at the problems existing in the business model of large and medium-sized biogas engineering projects of ZQN company,this paper puts forward the following business model innovation ways: first,upgrade the value proposition,upgrade from producing crude biogas to producing clean energy such as green electricity,biomass natural gas and providing organic fertilizer,and boost the rural recycling economy.Second,customers from the original farmers,livestock and poultry breeding plants(raw material suppliers),peripheral factories(biogas demand side)to the power grid(electricity demand side),urban gas operators,urban gas filling stations(vehicle gas users);organic fertilizer customers from the original urban greening maintenance to the surrounding agricultural grain,vegetable growers.Third,from the original biogas production facilities to biogas production facilities,power generation units,biogas purification and pressure,purification facilities,organic fertilizer production facilities.Fourth,the source of income from the original sale of biogas,into electricity sales income,biomass and natural gas income,organic fertilizer income.And ZQN company large and medium-sized biogas project business model innovation and smooth implementation,need enterprises according to the business model canvas to make improvements and government policy support.To study the long-term sustainable operation capability of large and medium-sized biogas project.The research contents are mainly from nine aspects: subdividing customers,clarifying value proposition,increasing channel access,establishing more perfect customer relationship,increasing revenue source,improving core resources,grasping key business,strengthening cooperation with the surrounding area,and optimizing cost.And through the project's economic effect,environmental benefits and employment and income contribution evaluate and compare.Based on the above research,this paper puts forward the following policy suggestions: changing the current subsidy form of large-scale clean energy projects,implementing incentive system,arranging state-owned manufacturing enterprises to participate in the construction of large and medium-sized biogas projects,implementing biogas quota system,forcing some manufacturing enterprises to purchase biogas,and forcing natural gas pipeline network to accept biogas from large and medium-sized biogasproject enterprises.
