Changchun Jetwagon Company is a medium and large-scale private auto parts company.The customers are some of the main OEMs and parts companies in China.Its operation mode is mainly traditional high-volume manufacturing model.This article takes the Jetwagon company as the research object and introduce the lean production for Jetwagon.First of all,we analysis the current production management issues and the root causes in depth.They have issues in many perspectives,including Lean thinking,inventory,technical process,5S and visualization,standardization,continuous improvement,equipment maintenance and mold change time.The problems in these aspects are far from the theoretical system of lean production and need to be resolved urgently.The main reason for these problems is that under the traditional large-scale production model,the company leaders did not pay enough attention to the workshop management,and they were not very conscious of the low-cost management methods in the workshop.At the same time,the company does not have a strong system and team resource support,there is no dedicated management staff to study and implement lean production,and lack of knowledge of lean production management methods and tools.Based on the current problems in production management,the company has set up the quantitative and qualitative targets of lean production,such as FTT,SMED,OEE,Equipment shutdown rate as the quantitative targets and qualitative targets such as process rationality,5S level,visualization,standardization,and employee proficiency.Jetwagon confirmed several important principles for the implementation of lean production such as long-term improvement,looking for issues,acting onsite,high-quality improvements,standardization and flexible organization of teams.All activities in the implementation process should follow this principle.According to the cause of the problem,the improvement targets and the study of the basic tools of Lean theory and the literature of experts and scholars,we design some items for the implementation,such as lean culture construction,5S and visualization,standardization,TPM,flexible production,SMED,error prevention,U line and level production.Can provide good reference value for companies in the same industry.In order to ensure the smooth implementation of lean production and the maintenance of results,a lean production implementation guarantee plan has been established,namely human resources guarantee,process system guarantee,continuous improvement guarantee,which are strict organizational structure,rules and regulations.Although the entire lean production activity has not completed,after careful planning,robust designing proposals and strong logistical guarantee,the lean project will be implemented smoothly.Under the overall management of the lean project organization,it is expected that the company will be positive in “Lean” at the end of 2020.Various operational indicators will be greatly improved,such as OEE,customer satisfaction,FTT,downtime failure rate and SMED.
