With the rapid development of society,market demands continuously change.The company won't win in the market until it depends on the R&D to speed up upgrade of the products.Perfect R&D management processes are necessary for company to execute the R&D projects.The thesis is expected to provide certain reference for medium and small-sized enterprises to optimize the process of R&D management process through R&D management process improvement research of T company.The thesis summarizes the theories of R&D management and expounds the theories of Stage-Gate~TMM Process,PACE and IPD(Integrated Product Development),project management,Life Cycle Theory and lean R&D.R&D management situation of T company is investigated and current R&D process is found out.The process with 7 stages and 6 reviews are analyzed.Problems are found in four categories:organizational structure of project management,product design management,project management,product life cycle.R&D management process improvement solution has been generated.In terms of R&D efficiency management,there are many problems while adopting functional organization.Each department focuses on own benefits which clearly affects the overall benefits of the project.There is less cooperation between team members which lead to low efficiency and high communication cost.Pipe lined process is used between different departments.According to IPD theory matrix organizational structure should be adopted to build in cross-functional team.The project team should come from R&D,manufacture,purchase,finance,market and etc.Team member should closely cooperate to maximize the efficiency.Concurrent engineering is adopted,each department and suppliers need to develop as synchronously as possible to reduce waiting time.In terms of R&D lean management,the traditional methods not new design and manufacture technology are used.Knowledge management isn't enough,some design errors are repeated in the design team and on one engineer which result in rework,increase of design quality costs and projects delay.Based on the theory of lean R&D,lean methodology is introduced,BIQ quality gate is added into each stage.At the same time,engineering simulation technology is used to analyze and verify the design.Samples will be made only after design passes the simulation verification.In the sample manufacture stage,rapid prototyping technology such as 3D printing and other methods is introduced to greatly reduce molds'cost and shorten development time during making samples and tooling fixtures.In terms of R&D project management,it was found that risk control was not so good,and there is no process for identifying and eliminating risks at each stage by comparing with the theory of project management.Cost management is also unsatisfied.Cost of R&D project is mixed with normal production cost and no strict supervision and control are found.Process is improved to make risk control process in the R&D process.About expense management,a new R&D expense management system has been established to manage R&D labor cost and other expense item by item.In terms of product life cycle management,there is a lack of effective monitoring of quality information after the product is put into market.The process of treatment with the failure parts in the market is not satisfied.On the other hand,sometimes the quality problem is described incorrectly or unclearly.There is no good improvement process for failure parts with serious customers'complaint.According to the product life cycle theory,the entire life cycle of a product needs to be managed to extend the life of the product for more profit.It is necessary to continuously improve the product.Based on the existing problems,an aftermarket quality information and processing system has been established,dealers are requested to play an important role in collecting,recording quality information and supporting to handle failure parts.On the basis of obtaining market quality information,a review 7 is able to add after the production stage in the process.The quality of the R&D project was reviewed based on the quality data one year after production.A product continuous improvement process has also been established to improve the design or manufacturing quality.In order to ensure the smooth implementation of the R&D management process improvement solution,this paper proposes a implementation plan,including setting up a improvement project team;standardizing the improvement process;full participation of employees,dividing the goals into each employee;keeping continuous improvement to perfect the process.Four categories of measures are proposed to ensure the success of the improvement project:corporate culture improvement,available implementation resources,reinforcement of employees'training,close communication and cooperation with suppliers and agents.Finally,the research is summarized,the shortcomings of the paper and the future research prospects are pointed out.
