With the continuous progress of technology and higher emphasis on environmental protection in the world,emission standards of various countries have been increased constantly.In order to meet the market requirements,"small batch,multi-variety" and "customization" becoming the key to seize the market for commercial vehicle manufacturers.Facing with customers’ accelerating new product upgrading and constantly shortening the cycle of new products,the constantly optimized schedule management for the project development can enable each company to gain the first opportunity in time and then seize the market.Therefore,the study of schedule management for multi-product R&D projects has become an important problem that needs to be solved by all production enterprises.Company S is an OEM manufacturer of spare parts for diesel engines.It is very important to develop new products within the specified time according to customer requirements.In the early stage,company S mainly relied on a single major customer,and there was less new product’s development projects.But with the continuous adjustment of enterprise strategy,more efforts in the development of outer new markets has been made.While company S has many limitations,for example,the unscientific plan for multi-project development,the unreasonable resources disposition,the imperfect organizational structure,which all slow down the project schedule progress,so it is urgent for company S to optimize the multi-project schedule management.The main findings of this paper are as follows:(1)analyzes the reasons influencing the progress management of multi-project projects,rank the analytic hierarchy process of the five factors influencing the program management of multi-products R&D projects of S company.(2)Based on AHP confirm the first three factors that impact company S1 multi-project process during new products development.(3)Based on CPM and PERT optimize the resource arrangement when lack of resources during products development.(4)Set up multi-project management office to improve project’s organization structure.Optimize the process of project development and improve the progress of multi-product project development with the concept of concurrent engineering idea.
