| Under the background of global economic integration,the adjustment of industrial structure is more manifested in the refinement of division of labor within the industry.Large and medium-sized consumer electronics companies redistribute their leading products within the value chain,and gradually transfer their manufacturing links that lack comparative advantages and are at the end of the industrial value chain to EMS(Electronic Manufacturing Service)suppliers.Over recent years,with the rapid development of terminal MP(mobile phone)business,the problems of inconsistent management ideas,unclear objectives,lack of systematic improvement methods,insufficient on-site fine management and low maintenance efficiency in the on-site management of EMS suppliers of H company have become prominent increasingly,affecting delivery and quality seriously,and becoming a great obstacles to the further development of H company.These problems are not unique to a company,but supplier management problems commonly faced by the electronic industry,which are highly representative.Learning and solving these problems has great significance to the development of H company,but also provides new ideas and methods for EMS suppliers to implement lean management.Based on the above,this thesis mainly discusses EMS supplier resident management,supplier management and lean production.Firstly,combined with the EMS supplier management strategy and business characteristics of H company,find out the real problems in the on-site management of EMS suppliers;Secondly,by integrating the business demands of the senior management of both sides,aligning the objectives,improving and moving forward,using the complete set of production factors,fine process management and efficient maintenance of faulty products as the core idea of improvement,this paper puts forward the JTO(Just in time,Takt time,Orderly)lean management system method and specific implementation scheme of EMS supplier;Finally,a representative EMS supplier was selected for the pilot,a comprehensive evaluation was conducted from the aspects of efficiency,quality and delivery,the implementation methods and experience were summarized in time,and quickly extended to other EMS suppliers.The results show that the systematic method of JTO lean management in this paper can greatly improve the per capita production efficiency,reduce the amount of single unit loss,and effectively improve the business ability of suppliers.The thesis results can not only provide effective solutions for the EMS supplier management of H company,but also provide reference for the future development of outsourcing management,operation management,manufacturing and other related industries in China’s electronic industry. |
