Abstract/Summary:
With the development of science and technology,globalization and the change of people’s consumption values,the manufacturing market is also facing new challenges and opportunities.The personalized demand of customers is getting higher and higher.How to produce products to satisfy customers is a difficult problem faced by enterprises at present,which also puts forward high standards for the production process and quality detection of products.At present,enterprises focus on the production capacity and scientific research and technology of products at the same time,how to reduce cost and increase efficiency has become the focus of the enterprise.As an advanced management method,Six Sigma management has been applied in a large number of domestic and foreign enterprises and different industries,and has also obtained ideal benefits,which plays a huge role in enhancing the market competition of enterprises.In this thesis,Y Company’s LCD heavy industry production line as a practical case,through the use of six Sigma DMAIC improvement process,from the definition stage,measurement stage,analysis stage,improvement stage and control stage of five steps to analyze the production line one by one.The definition phase begins with gathering customer requirements information,determining product quality characteristics,building a team,and setting goals and project timelines.Secondly,the stopwatch method is used to measure the working hours of each process,collect the data of drawing the value flow chart,and determine the improvement content through the analysis of the value flow chart.Thirdly,using5W1 H,man-machine operation analysis,fishbone diagram and other analysis methods,to investigate the causes,combined with the improvement principle of ECRS,and then to formulate reasonable improvement measures.Through improvement,the capacity of the heavy industry site has been increased from 1600 to 2300,the number of products in process has been reduced from more than 6,000 to less than 2,000,the overall layout of the station also ensures the smooth flow of people and logistics and the minimum travel distance of operators,and the one-time pass rate of partial paste has also been increased from 76% to 97.3%.And solidify the improvement by updating the Standardization document(SOP).Finally,from the leadership of the management,the construction of system training system,the establishment of reward system,create a cultural atmosphere and other aspects of the summary of the implementation of six Sigma management measures.This improvement provides a positive reference for other similar panel manufacturing industries.
