| As the financial industry enters the digital era,commercial banks have realized the importance of "technology-driven and value creation".In order to provide better products and services through new information technology,software project management is faced with problems such as surging demand,changing content,shortening delivery cycle and increasing business complexity.This paper adopts the process reengineering theory and Dev Ops theory,takes the GZ branch of ICBC,which is in the initial stage of digital transformation,as the research object,analyzes the problems and causes in the software project management process of this branch,and puts forward targeted optimization and improvement measures.Finally,a software project management process optimization scheme suitable for this branch is established.The study says:Problems existing in the software project process management of GZ Branch of ICBC include: repetitive construction of project planning and low coordination,inaccurate matching degree between project design and business requirements,project development schedule beyond the expected time,narrow coverage of project testing,and low accuracy of quantitative feedback of project operation.Suggestions for the optimization of software project management process of GZ branch of ICBC are as follows: First,planning stage: build a platform-type open planning framework.Second,design stage: create a cross-professional integrated design process.Third,development stage: implement agile development management.Fourth,test phase:test left shift and test right shift.Fifth,the operation stage,to build the data as the core of the intelligent operation mode.To ensure the smooth progress of the optimization measures,the following safeguard measures should be taken: Optimize the management mechanism,including the optimization of the management and cooperation mechanism,the establishment of the discussion and decision-making mechanism,the maintenance of the tracking and promotion mechanism,and the deepening of the evaluation and optimization mechanism;Human resource security,including personnel training and performance incentive;Scientific and technological support includes enhancing scientific and technological innovation capacity and establishing knowledge-sharing platform.Fund guarantee includes project procurement funds and project research and development funds.Through this software project management process optimization study,the problems existing in the software project management process of GZ branch of ICBC were optimized,which further improved the software project management level and enhanced the core software delivery capability of the branch.This enables the branch to deliver high-quality software products more quickly,frequently and reliably,serve customers better,further strengthen the efficient integration of technology and business,enhance the sensitivity of technology to the market and the ability of technology to enable business innovation.Taken together,these achievements improve the overall competitiveness of GZ branch,make the branch more able to stand out in the market and better meet the needs of customers. |
