With the economic transition and the energy revolution in China,the coal market has undergone drastic changes,the degree of competition is far more intense,and coal companies are facing tremendous profit pressure.How to strengthen management,tap internal potential,and reduce costs and increase efficiency has become a difficult problem for coal enterprises.Lean production theory is an excellent operation management theory born in recent years.The management concepts such as flexible production and waste reduction have a profound impact on the production management of the enterprise and the entire society and economy.It also coincides with the improvement direction pursued by coal enterprises.Since the 21 st century,large domestic coal group companies have actively explored lean production and have also achieved some results,but there is still a certain gap between the true "lean".Especially in the subdivision of washed coal,the phenomenon of extensive management and serious waste still exists,and it has not received enough attention.Therefore,this article takes the production management of Y coal washing plant as the research object,which has important theoretical and practical significance for the application of lean management in China’s coal washing enterprises.This article has conducted in-depth research on the production management issues of the Y coal washing plant.Through on-site investigations to understand the organizational structure of the company,coal washing process,production management status and worker production status,detailed analysis of the issues affecting production efficiency and management efficiency.It was found that the process distribution of the Y coal washing plant was disorderly and the site management was chaotic;Employees did not pay attention to equipment maintenance and irregular operations during production operations;Production scheduling was disconnected from demand.All of the above caused a lot of non-value-added activities.This paper proposes a set of solutions based on the actual situation of the Y coal washing plant,combined with the lean production theory tools.It is recommended that on the basis of verification of production capacity,further optimize the program layout,standardize operations,carry out the current 6S on-site management,comprehensive quality management and comprehensive production maintenance.At the same time,remind enterprises to pay attention to avoid eager pursuit of success and Break away from employees when implementing lean production improvements.and proposed safeguard measures such as improving management structures,shaping lean culture,and conducting multi-skill training,which have consolidated the theoretical foundation for long-term development for enterprises.The research in this paper enriches the application of lean management theory in coal washing enterprises and has important guiding value for the implementation of lean management in Y coal washing plants.
