In recent years, recognition of developmental strategy and strategic plan are the enterprise's tendency, how to realizes continual development in the competition intense market, it has become decision-making focus how to enhancement the enterprise's ability to adapt to the circumstances and environment. The more and more enterprises policy-makers and the superintendents already realized, it is difficulty that guaranteed the enterprise to be able to adapt to circumstances or environment change and sustainable development, if only merely regard the conventional operation management, how enhances the enterprise own competitive ability and the competitive advantage gradually becomes the more important topic.BPR and BPI is new strategic management theory and transformation management which enterprise and theory went after like ducks in the recent years. Its goal is meets the customer need as the premise, through optimizing business process, down to the supplies chain to the enterprise core business process to carry on the optimization and the re-engineering, so the enterprise can fast adapt to the change of circumstances and environment, achieves the realization until the creation profession best practice. BPR and BPI has becomes the most popular way for the enterprise to obtain the competitive advantage in the 90's in the world.Along with the information security market environment change as well as enterprise own high speed development, ABC information technology company took the China leading information security specialized product and service provider, facing the unprecedented intense market competition, its existing business process already could not meet the enterprise need to develop, established take the enterprise strategic target as the core science effective business process system, regarding the enhancement enterprise competitive ability, sharpen the ability which the enterprise adapted to the change of circumstances and environment have the more realistic significance.Business process of ABC is a series of quality system documents, which compiles through the ISO9000 quality system authentication in 2002. It includes three documentations, process control procedure document, process standard and service instruction document and quality recording template. As the result of its historical reason, the existing business process becomes the bottleneck, which restrict enterprise develops.BPI design in this article, firstly describe the enterprise existing business process, identify the key process, which has distinguishes affects to the enterprise, analysis and diagnosis to it, find out the key question spot in the business process, which cause the achievements low, then analysis the reason which cause the problems, carry on the pointed development BPI design in this foundation, finally determined the implementation principle of BPI and puts forward the proposal.Enterprise's product quality and project quality have the direct relation with the customer, is enterprise's development very important function, also will directly affect the enterprise strategic target to achieve as well as the customer whether will satisfy. Take this as the principle, determined ABC corporation first needs to BPI is: the R&D project management process, the marketing project management process and the implementation project management process, carries on the analysis and summary the problem which exists in the process.Firstly, the R&D project management process is dispersible, the process description does not make concrete, lacks pointed; the stage input, output is not standard, the responsibility is unclear; the requirement management is chaotic and so on the problems. Its result is R&D process lacks the standard, the product quality badly, when it has problem mutually makes excuses, the project management efficiency is low, the project frequently postpone.Secondly, the marketing project management process uses is the pure description, does not have the flow chart, lacks the instruction, has not manifested the responsibility of other functionary departments in the project pre-sale stage; neglect project information management, the project maintainability is bad, existence recessive risk. Above problem causes the process to carry out with difficulty, cannot obtain the coordination from functionary department, directly affects the project progress.Thirdly, the project implementation management process has not covered all active content of the project implementation, the process and the actual operation comes apart, lacks the customer problem feedback and the track mechanism. The existing process is insufficient to instruct project manager and to engineer to work, causes the project management level to be low, seriously affects the customer satisfaction.Melts the strategic target into the business process regarding the realization company strategic target is very important, is the foundation for enterprise full speed advance. This article follows following five principles in BPI design: 1) Obtains the high level leader's participation and the support; 2) Unifies with the enterprise strategic target; 3) Carries on the process optimization take the duty as the guidance; 4) Pays attention to the customer and the service demand; 5) Select key process makes the improvement.According the enterprise's developmental strategy goal, definite BPI goal is, improvement software quality, the demand management, the project management and the project postpones and so on the problem, finally achieved goal that enhances the customer satisfaction and confidence level, the promotion enterprise competitive ability.According the above principle and the goal, design BPI in ABC corporate. Firstly, BPI of R&D project management.1.Conform the process documents, make the interface process clear, make R&D project management process various stages to link up smoothly, has the integrity and the unity. Detail process standard, Not only define R&D project various stages standard request, moreover causes the R&D project management process level clearly, is easy to apply, realization product performance history standardization, thus for improves the product quality to provide the powerful guarantee.2.Strengthens the demand management. Emphasized the function of "Demand Track Matrix Table", request project manager pays attention to the definition, realization, pledge, change of the product demand in the entire R&D cycle, guarantees the product function realize and enhances the project progress manipulative ability.3.Increases "Product Development Process", in view of the different scale product performance history, the way which and uses by the graph, clearly defines the process, is clear about various stepped process input and output, in detail defines in the R&D project life cycle each kind of role and the responsibility, the solution stage input and output is not clear about with the responsibility unclear problem. Secondly, BPI of marketing project management.1.Defines "Marketing Project Management Process chart", detail the marketing project involves all functions department's responsibility, and descript the process by the function process chart, replaces the original writing to show, make the process to be easy to understand, favor the management, enormously advances the execution of marketing project management process, enhances the instruction significance of the process document to the practical work.2.Strengthens the marketing project information management, enhances the project maintainability. " Communication Record of Marketing Project " to accumulate the project information, guaranteed the continuous nature and the maintainability of marketing project, make the customer demand clear, reduces the market risk, guarantees the company have the ability to satisfies the contract requirement. Thirdly, BPI of project implementation management process1.Redefines the project implementation management process, increases seven process standard documents, in detail describes various stages work content and the process request, not only has the very good instruction function to the project manager's work, causes the management process and practical work in close integration with, has realized the project implementation management standardization.2.Increases "Implementation Project Question Feedback Track Process", is clear about the responsibility, the question feedback and the question solution process control which in the attention implementation project appears, guarantees the customer question to obtain fast and effective addressing, thus raises the project implementation management level, reduces the risk of project to postpone, promote the customer satisfaction.This article has partially produced the BPI principle of ABC corporate in the ending, pointed out that the suitable organizational structure is strut and the safeguard of BPI. Finally stressed that, the success business process management (BPM) is not the gradual project, but is along-term operation to the enterprise interior mechanism, only has through continues and effective BPI, can truly achieve the optimized resources configure, thus enhances the enterprise ability to adapt to the change of circumstances and environment, promote enterprise strategic target achieving.
