In this paper, Based on in summarizing the development of related lathe technology of both home and abroad of SMTCL, researches on long manufacturing period and high cost of HTC series CNC lathe with independent intellectual property rights of high intelligence i5 CNC system caused by imbalance production in batch production are conducted. The saddle of HTC5020i is selected as a sample. The unreasonable problems such as processing technology, production assistant time, workshop management and also the production line equipment layout are systematically analysed by Line balancing method of Lean; The bed saddle production line was made balance, and the takt time was more reasonable, through the stand-alone operation efficiency improvement of the 8 processes:CNC milling machine, vertical machining, boring machine, drilling machine, planer, guide grinding and horizontal machining and the elimination of production preparation work time such as borrow drawings, process, tools by distribution way; Finally, the equipment layout is adjusted to U type, and with the flow type assembly line set up Kanban pull system.The manufacturing cycle is reduced to 2.5 days from 7 days after the completion of the saddle production line, and JIT supply of saddle parts is achieved. it can significantly improve the production management level of saddle components. and the research achievements also provides the experience for balancing optimization transformation on sliding plate, headstock, tailstock, etc. It also makes fully contribution to process management and the whole production capacity and supporting supply chain.
