The21st century is undergoing a rapid development of the information industry, facingan increasingly fierce international competition. However, as the bridge betweentechnological achievements and industrial mass production, trial production need to do moreto satisfy the market demand as quick as possible. So how to finish pilot productioneffectively and efficiently in the research department of a company has become an urgentproblem.FH research is a research center which belongs to the FH Corporation. Its newlydeveloped CMS products have passed the product certification and started to trialmanufacture in the CMS trial production line. At present, the trial production line isassembled with the laboratory research equipment which located in different laboratories.There are a great number of problems that result in a low effective during the wholeproducing process, such as divided operation, distinctive output in various productionprocesses, unbalanced operating loads and unscientific operations. So the balance productionrate of the CMS assembly line is only55.24%, and obviously, it is difficult to meet the supplyneed (200k per7days). Therefore, how to improve the balance rate of the CMS trialproduction line has become an urgent task in FH research.This paper combines FH research environment, CMS production processes and leaningproduction theory. Value Stream Mapping can be identified waste problem in the CMS pilotproduction line. The existing CMS pilot production line can be transformed into a higherdegree of lean trial production line using scientific tools which related to the job testing,process route map, methods, ECRS rules and production lines balancing design.After the balance of CMS trial production line was improved, the production lineprocesses reduced from12to7, the operating personnel downsized from8to3, value-addedtime increased from7.48%up to12.02%, the entire pilot production line balancing ratereached87.14%. Overall, the results of the balancing improve in CMS trial production line isvery significant, but also it lays a solid foundation for deepening the implementation ofone-piece flow-lean production for the subsequent FH research pilot production platform,and has played an exemplary role in spreading lean production in pilot production of theinnovative emerging enterprise research.
