Shipbuilding industry is the strategic industry in our country, however, the shipbuilding market is extremely competitive due to the influence of domestic and international environment. Shipping market is continuing to decline in recent years, so that the development of which is very difficult. All relevant enterprises are to study current advanced production mode of shipbuilding to improve the internal production and management, in order to improve the competitiveness.Lean production model originated from the Toyota Production Method in 1950 s. After half a century of accumulation and development, lean production are being pushed forward continuously in various industries and fields around the world, therefore manufacturing industry gains considerable progress. Lean production model is undoubtedly becoming the world's most advanced manufacturing production management. Shipbuilding industry has also set up a tide for lean shipbuilding while Lean thinking is sweeping the world in all walks of life. Lean Shipbuilding inherited from lean production management model, the fundamental of which is to identify value stream, eliminate waiting, eliminate stagnation, and make the entire production line flowing together by lean tools such as, pulling production, timely work,etc., so as to achieve the purposes of improving resource utilization, raising shipbuilding efficiency, reducing shipbuilding costs, increasing revenue, and being perfect.D Shipyard is the leading enterprise among domestic shipbuilding field. Production capacity and operating efficiency of gantry crane, as an important symbol of the modernization of shipyard, greatly relates to shipyard's production level and economic benefit.However, current research on production capacity of gantry crane is not deeply enough, in the meantime, not got involved by lean production management field. This paper uses one of the gantry cranes of D shipyard as the research subject. Carry out research and improvement in terms of reasonable function composite, reasonable production plan formulation, reasonable crane work flow optimization respectively by combining its production efficiency, lean production and lean shipbuilding theory. By introducing tools such as, one stream production,identification of waste, 5s management onsite, production balance rate, etc., fully optimize work management flow, eliminate waste and achieve the balance and smoothness of entire production work flow, and then decrease lifting period and increase work efficiency.Based on the implementation of improvement on lean production, through investigation and research on the operating management flow of large gantry cranes in D shipyard slipway,this paper summarizes lean improvement scheme on the operating management, and puts forward experiences and shortages within the implementation of improvement on lean production, as well as some reference for other shipyards about how to implement lean work on gantry crane, which has certain reference meaning.
