The Internet is the product of the times,and its impact on offline physical retailing is well known in recent years.However,with the fading of Internet dividends,the era of pure e-commerce is coming to an end.A li and Jingdong have laid offline physical outlets one after another.Successful cases in rural markets of OPPO and VIVO have brought commercial concerns back to offline retailing,and many chain retail enterprises.Seize the opportunity,and constantly explore the development and innovation model suitable for physical chain stores.H Company,the main body of this case study,was founded in 2008.Before the transformation,it was a national chain retail enterprise of household appliances in urban and rural areas.By 2014,107 self-owned stores had been opened,with annual sales of 70 million,but the loss was as high as 60 million yuan.At the same time,the inventory exceeded 100 million yuan,and the enterprise was on the verge of bankruptcy.In 2018,the transformation of business model was officially launched,and the distribution premium model of traditional chain retailers was completely subverted.Supply chain finance was taken as the grasp,the advantages of supply chain resources were integrated upwards,and the cooperation of high-quality traditional retailers was sought downwards.At the same time,the regional cooperative mechanism was opened to realize organizational vitality through internal incentives,and the resources of logistics,operation and information system were realized through sharing service platforms.Sharing will eventually form a new business model suitable for the development of offline entities.The characteristics of this business model transformation lie in transforming the traditional chain retail enterprises into a pure platform operation mode,combining the interests of supply chain manufacturers,traditional retailers and consumers,sharing platform resources advantages,solving business pain points,linking industry and finance,and finding a more rapid development path and clear profit model.After thesuccessful transformation,H Company has successfully opened more than 50 cooperative stores from its initial scale of tens of millions to its sales scale of 1 billion a year,from huge losses to easy profits by April 2019,and will rapidly replicate the expected 200 physical stores in Henan in 2019.H company’s business model can also be cited in other industries,which has a certain reference significance.This paper records the case process of H company’s business model innovation in detail and authentically,and the successful experience summarized can be used for reference.Reasonable use of superior resources,enterprises restructure profit model;how to effectively control supply chain financial risks;chain retail stores fast and efficient mode of opening stores;partnership model successfully stimulates organizational vitality;mode implementation phase timely identify problems and correct them in time.
