State Grid has put forward the construction plan of "Strong Smart Grid" and "Ubiquitous Power Internet of Things".GW company takes advantage of the chance and expand its business,and has its own place on power-transmission and power-converting.Industry competition is more fierce: the economic environment is more cruel,the development of the power industry periphery environment worsened,industry investment began to shrink.According to the internal and external environment,GW company put forward a new company strategy,GW company began to open up more markets.So far,The work of opening up new markets is progressing rapidly,and its projects are increasing.The requirements of project management are getting higher and higher.The project management of GW company meets the ceiling.The previous project management needs to be upgraded.This paper first briefly introduces the emergence and development of the theory of project portfolio management,and introduces the unique characteristics of project portfolio management: strategic,dynamic,integrated and emphasizing project selection.This paper introduces in detail the theoretical basis of project portfolio management,the content and essence of project portfolio management,the process of project portfolio management,and the advanced organization of project management office which can give strong support to project portfolio management.According to the current situation and existing problems of GW company,the idea of introducing project portfolio management is put forward,which not only helps to ensure the timely completion and delivery of projects,but also can better realize enterprise strategy and make better use of enterprise resources.In order to solve the project management problems found in Chapter 3,the functional project organization was changed into matrix project organization,and the Project Management Office was introduced into GW company.The projectmanagement process was improved accordingly: the project selection process was improved,the project strategic positioning process was increased,and the evaluation index of project selection was defined;Process management was improved:adding project priority assessment process and improving project resource allocation control system;Project closing process management was improved in order to better carry out the next round of projects,in order to form a closed-loop management.:adding project execution process management summary and project completion effect summary to improve management levelIn order to ensure that the project portfolio management can be applied to the enterprise operation,play the maximum role of the project portfolio management,better realize the enterprise strategy,better use of enterprise resources,and bring tangible benefits to the enterprise,a set of effective methods are designed as the implementation guarantee.First of all,we should guide the change of company's concept.First,we should get the support from the top level of the enterprise by explaining the advantages of project portfolio management.Then make everyone realize the necessity of introducing project portfolio management from top to bottom.and we should provide a practical implementation plan with safeguards.
