The prosperity of domestic economy has brought a large market for commercial vehicles,anddomestic vehicle enterprises have focused on the light trucks which has the largest market share.The competition is becoming incandescent gradually,while the winner takes all the world and the loser gets nothing.In order to expand market share and defeat competitors,major manufacturers have carried out price war and product war,and then they go further on new product competition.In recent years,the whole world has called for clean energy cars to eliminate fuel vehicles.In order to seize the share of market,major manufacturers have invested a lot in the field of R & D,hoping to take the advantages.In this situation,the research and development of new products becomes particularly important.How to develop new products quickly and efficiently has become an important topic for major companies.In this paper,a questionnaire survey was carried out within the light vehicle bridge project team of JF company,and four prominent modules of the project management problems were found: organizational structure,schedule management,quality management and communication management.This paper describes the current situation of these four modules in detail,combs out the problems from the current situation,and then analyzes the root causes of the problems by using the theoretical knowledge of project management.Through the study of project management theory and the reference of excellent case papers,this paper adds a project management office in the organizational structure to assist the project manager in coordinating the project management activities,optimizes the project members and the project member team,ensures that the project team is strong,the talents are distributed in a gradient,and takes into account the experience of old employees and the work enthusiasm of new employees,The post responsibilities are refined to make the project members connect smoothly with each other and reduce the occurrence of prevarication.In terms of project schedule management,we strictly controlled the formulation of the schedule,added a schedule review meeting to ensure the rationality of the schedule formulated at the beginning of the project,and specially set up a schedule management team to strengthen the follow-up,control and change activities of the project schedule and ensure the controllability of the schedule.In terms of quality management,a quality management team is specially set up to take charge of the quality management activities of the project team,such as the formulation of quality standards,the formulation of quality management objectives and so on.This move makes the quality standards more reasonable and the quality management plan more executable,ensuring the implementation of quality activities.In terms of project communication,a special communication management team was set up to optimize the project communication plan and innovate the communication methods from the needs of project communication,which provided a good communication guarantee for the development of project activities.This paper provides various safeguard measures in terms of system,technology and culture to support the implementation of the optimization scheme.In terms of enterprise system,the project manager is given absolute assessment right,and IPD is introduced to optimize the project development process and create a communication guarantee system.In terms of technology,the introduction of expert groups,external technical support,technology learning mechanism and other measures.In culture,we will vigorously promote learning culture and second quality management culture.The research of this paper provides reference and reference for the development project management of similar products of JF company,makes a great contribution to the establishment of the company’s project management system,and can also provide reference and reference for the product development of other enterprises in the same industry.Combined with the situation of light electric-axle project management in JF Co.LTD,this paper studies from multiple dimensions such as organizational structure,schedule management,quality management and communication management,describes the problems.With project management theory and product development theoryand management tools,the paper improve the management status of the light electric-axle project management.It also analyzes the guarantee system.Finally,the paper summarizes the experience,and puts forward of the future.The research of this paper provides reference for the othersimilar project managements of JF Co.LTD,and it also makes a great contribution to the company’s project management system.The other company also can learn a lot from the project management.
