In recent years,with the emerging of new technologies in various fields,China's economy has shifted from the high speed growth to the high-quality development.The reform and transformation is needed and imperative,especially in the domestic energy industry.The installed capacity of renewable energy continues to expand,the installed capacity of wind turbines continues to increase,and the market for wind turbines operation and maintenance develops rapidly.Not only many WTG equipment manufacturing companies have expanded their services for wind turbines operation and maintenance,but also many third-party service companies have emerged in the market.The market for wind turbines operation and maintenance has become increasingly fierce.Under the background of the transformation of China's wind power equipment manufacturing into a service industry,United Power Company is a state-owned largescale wind power equipment R&D,manufacturing and technical service provider affiliated to the National Energy Group,although there is a large amount of internal business volume brought by group development.The advantages of high professional level,but also face the practical problems of insufficient out-of-group market expansion and the need to improve the efficiency of operation and maintenance services.With the gradual stabilization of new wind power installations,the corporate development strategy has also been adjusted to “integration of manufacturing and service business”.United Power Company will become one of the main revenues for the operation and maintenance of after-sales wind turbines and other manufacturers' models maintained by the company.Studying the equipment operation and maintenance process and gradually improving will have a profound impact on the company's cost reduction and market expansion.This paper takes the WTG equipment operation maintenance process as the main study object from Guodian United Power technology company LTD.Under the background of domestic WTG(Wind Turbine Generator)equipment manufacturing and service industry transformation,according to the division development stage of “define,measure,analyze,improve and control” and the operation and maintenance process of WTG equipment,this topic utilize the analysis method of “DMAIC model” in 6 Sigma to analyze and optimize the wind turbine operation and maintenance content design,production planning,dispatch management,operation process control,effect verification and experience summary and other management links,and apply the lean management into WTG equipment management,study the method and path of improving the efficiency of WTG equipment maintenance management.Through the identification,analysis the customer requirements and competitor's data,adopts the DMAIC integrated management measures to propose the equipment operation and maintenance process management optimization plan.The following study has been specifically carried out and completed:Firstly,customer demand analysis is carried out from the perspective of meeting customer needs as the Interview,Brainstorming,KJ,QFD etc.These methods are used to determine that the key quality factors are personnel capability and maintenance efficiency in the operation and maintenance process of WTG equipment at the current stage.Second,find out the weak link of maintenance process efficiency.Hierarchical method was used to sort out the operation content and process,Measure the main work execution efficiency by PAC system,and analyze the sample projects which were selected to identify the key improvement problems in the maintenance efficiency improvement requirements which are to improve the implementation efficiency of technical reform and special inspection and maintenance.Thirdly,analyze the influencing factors of maintenance efficiency.Failure mode analysis was applied to analyze the efficiency of fault maintenance.Pareto diagram analysis was applied to study the efficiency statistics of technical reform and special inspection and maintenance work.Causal diagram analysis was applied to carry out comprehensive analysis to find out the reasons leading to the reduction of maintenance efficiency,so as to determine the key factors to be improved.Fourth,study and formulate the improvement measures and methods in the improvement stage.Causality diagram analysis method and Affinity graph method(KJ method)are used applied to establish the maintenance efficiency improvement scheme to enhancement of resource response and human resource security management and six other measures,including the establishment of standard maintenance data system,optimization problem analysis and continuous improvement,standardization of operation process method,overall maintenance plan and dispatching management.Fifth,Promote the study and continue improve it in the process,Explore and Innovate the integration and combine with the actual situation of the enterprise,integrate the "three-sided model" method theory that has been studied in depth during the postgraduate period of Deming cycle who has been mature and applied in the enterprise,integrate the implementation logic of the maintenance efficiency improvement scheme in the control stage,and form the "three-sided model" of maintenance efficiency improvement.Integrate the Deming cycle theory that has been maturely applied in the enterprise and the “three-sided model” method theory that is being studied in the implementation process of the maintenance efficiency improvement plan,forming a “three-sided model” for maintenance efficiency improvement,and use it for the promotion and continuous improvement in the control stage plan.Through these studies,the application process is optimized to adapt to the current management status of the enterprise,to adapt to the theoretical knowledge level of the operator,to guide the improvement of the enterprise's image and product competitiveness,and to provide a reference model for the sustainable development of the industry operation and maintenance service.
