The construction of municipal engineering is of great significance to the development of the city,that is,the municipal engineering is related to our city image,and also directly affects the quality of daily life of residents.The construction general contractor plays an important role as the core body of municipal public engineering construction.In recent years,the state has increased environmental governance and comprehensively controlled Urban Haze Weather.Since 2018,the environment of municipal engineering industry has changed greatly,and the cost of construction enterprises has changed structurally.Higher requirements are put forward for the management ability of construction enterprises.Municipal engineering construction enterprises are faced with new competitive pressures and challenges.It is necessary to re understand the new market environment of municipal engineering and formulate their own development strategies.This paper takes Zr company as the main research object,adopts the method of case analysis and research,uses the methods of on-site practice observation and on-site interview with the company's main principals to collect data,and finds that Zr municipal engineering company currently faces the following four problems: first,the change of cost structure of Municipal Industry leads to the shortage of cash flow;second,the lack of implementation methods and execution of competitive strategy;and Third,the core business of the company is blind and unclear,and there are problems in the key business combination;fourth,there are problems in the performance of the core personnel of the project,which is inconsistent with the promised management personnel.Based on the Boston matrix analysis method,we find that star business and thin dog business affect the overall profitability of enterprises.Star business is mainly large municipal engineering,which can continuously bring stable profits to the enterprise;while thin dog business is mainly small reconstruction projects,which often cause serious losses.The corresponding implementation strategy is to focus on the development of star business,shrink and eliminate the thin dog business.Based on the SWOT analysis,we find that the advantage of Zr company is the innovative management mode established on the basis of a good corporate culture,the expansion of the project manager responsibility system mode effectively solves the production capacity difficulties and reduces the production cost of engineering projects;based on the SWOT analysis,the disadvantage of the company is that the qualification level of water conservancy and power contracting is insufficient,and the enterprise credit score is not high,which is the urgent work of the company Point.The company's development goal is to be based in Beijing,radiate the surrounding cities of Beijing,and become the main force of municipal engineering industry;the company's mission is to build bridges and roads,To create high-quality projects to provide convenience and comfort for the society;the core value of Zr company is to serve customers and keep promises;at the strategic level of the company,we should focus on improving the qualification level,expanding the business scope,focusing on the development of star business,improving the company's cash flow predicament and improving the enterprise's credit score.In the aspect of competitive strategy,municipal road engineering,electric power,water conservancy engineering and bridge engineering businesses in the key business portfolio adopt low-cost strategy to improve the company's profitability;through service differentiation to improve customer satisfaction,we can gain more market winning opportunities and increase market share.Strategic implementation is the decisive stage in the process of strategic management.The first step is to start the strategy and break down the objectives.The objectives and tasks of the company level strategy and the competition level strategy should be assigned to people,and the corresponding assessment and evaluation system should be established.Give full play to the advantages of corporate culture of Zr company,expand the management advantages of the project manager responsibility system,control the construction progress based on the principle of slow response and long-term unaccustomed to ensure the effective implementation of the new strategy.
