Production site management refers to the use of advanced scientific management concepts to rationally plan,organize,coordinate and control the personnel?machines,?materials?methods?environment and information at the production site to achieve the goal of high efficiency and low consumption.The production site is the first place to incur costs and generate value.How to improve the management level of the production site,make its processes smooth,rationally use production resources,reduce waste,and reduce costs is the key to building competitiveness for enterprises.In recent years,as China 's economic growth has slowed and competition in the auto parts industry has become increasingly fierce,all companies are increasing their efforts to reduce costs,improve management levels and service quality in order to obtain more business and profits.Aptiv Company Baicheng Branch was established in 1995 and is located in Baicheng,Jilin Province.Its main business is automotive cable products.However,because the cable products are not the main products of Aptiv Company,the R&D investment is not large,the company scale is limited,and the management methods are relatively old.With the continuous development and growth of peer companies in the market,the cost of the company has been higher than the industry average The operation income also failed to meet the requirements of the Aptiv company,and the company's performance continued to deteriorate.In order to reduce costs and improve competitiveness to ensure the company's continued operation,Aptiv Baicheng Branch has begun to carry out research on production site management optimization in 2019.Through the application of scientific management theories and methods,the production site management level is improvedBased on the related tools of lean production theory,6S management theory and TPM management theory,this paper analyzes the production site of Aptiv Baicheng Branch and finds that the company's 6S management is incomplete,there are more copper dust and oil pollution in the factory,and the items are not placed in the right station.At the same time,there are loopholes in the safety protection of equipment,and the use of chemicals is not standardized;the production process and layout design are not scientific,the frequency of production changeover is high,and the standard operation instructions have not been implemented in all processes.The layout of equipment and materials is not reasonable,the material deliver route are crossed,and the walking paths are long;the effects of field equipment maintenance and maintenance are not good,and the OEE is not high.After literature research,investigation and case study,in view of the problems existing in the production site management of Aptiv Baicheng Branch,the three aspects of the design are to improve the production site 6S management system,optimize the production site layout and processes,and improve the production site equipment maintenance and maintenance mechanism.Production site management optimization starts with the improvement of the 6S management system,and it is optimized in accordance with the six steps of Sort?Simplify?Sweep?Standardize?Self-Discipline and safety,and then creating a tidy and safe working environment.The key is to improve the quality of employees through training,guidance and monitoring.Then can support the improvement of process and layout,to ensure the optimization work can be successfully improved and maintain high execution quality.Secondly,by analyzing the relevant data of the production process,find the key points for improvement,improve production efficiency and reduce costs from three aspects: smoothing production scheduling,redesign layout and making standard operation cards.Finally,analyze the current status of the equipment,find the reasons and improvement points for the low OEE,improve the equipment maintenance mechanism,and improve the utilization rate of the company's resourcesIn order to ensure the implementation of the optimization plan,in combination with the current situation of Aptiv Baicheng Branch,it will ensure the implementation of the plan by fully encouraging employee potential,strengthening employee training,and strengthening the application of information systems.
