In 2018,Chinese population above 65 years old accounted for 11.9% of total Chinese population.Although China is one of the fastest growing economies worldwide,Chinese residents are facing unprecedentedly huge elderly care pressure because of the country's large population base,accelerated aging and related historical factors like policy.Meanwhile,China's elderly care industry is embracing new opportunities and challenges.Previously,against the backdrop of incentive policy and real estate industrial adjustment,the transformation of major real estate companies promoted the rapid development of elderly care real estates,but also brought polarization between "High vacancy rate" and " Difficult to book " among completed projects.In order to solve the current structural contradiction of elderly care service facilities,departments concerned made successive policy adjustments,facilitating reconstruction of existing properties into elderly care service facilities,but also causing the development dilemmas of some projects.This paper,based on relevant documents of domestic and foreign reconstruction of existing properties into elderly care service facilities,conducts analytic study on reconstruction of existing properties of Ximu Company into elderly care service facilities.SWOT model and PEST model are used to analyze the development status of Ximu Company's projects,and put forward the current development dilemma of “long construction preparation period,high construction and operation cost,high vacancy rate of partial projects and low operating income”faced by reconstruction of existing properties into elderly care service facilities.According to the analysis results of Ximu Company's internal and external environment,it is pointed out that the current project development dilemma is mainly due to imperfect political environment,defects of the selected existing properties and the company's historical decision-making errors.In order to make the results more targeted,relevant experts were invited to carry out investigation and scoring to conduct empirical analysis on the causes of the dilemma of Ximu Company.Combined with AHP(analytic hierarchy process),qualitative and quantitative analysis is carried out on the major contributing factors of Ximu Company's current project development dilemma as well as weight ranking among those factors.Meanwhile,acting points of solving the current problems and promoting future business development are put forward.On the basis of analyzing the causes of Ximu Company's business development dilemma with qualitative and quantitative methods combined,in order to break the current dilemma and make the project develop better in the future,it is necessary to further subdivide the elderly care service market so as to adjust the company's current market positioning in accordance with the market environment and the company's own characteristics.In the process of business development,the company needs to grasp the latest dynamics of policies and regulations,actively communicate and obtain suitable existing properties by virtue of favorable internal and external resources.It should change the current single business development mode,innovate its management ideas and reduce its operational risk.Finally,the conclusion is drawn that the market environment of reconstructing existing properties into elderly care service facilities continues to improve,and the overall industry sees an apparent uptrend.But after nearly ten years of development,there are already strong market competitors,and the development process has brought many difficulties to elderly care enterprises.To solve the problems,the enterprises should determine accurate market positioning,highlighting strengths and avoiding shortcomings according to their own characteristics;find a suitable subdivided market for themselves;strengthen internal and external communication to obtain superior resources;grasp policy dynamics;select suitable property.Besides,the elderly care companies should be always aware that long-term cultivation is necessary to elderly care projects.They must be determined to innovate value-added services that cater to customer needs through entity projects or develop new growth points for main business so as to finally achieve overall success.
