In the feed industry,the production technology level tends to be stable while the feed sales competition is fierce,and the 70%cost of manufacturing industry comes from procurement cost.Saving procurement cost can bring significant leverage benefits.,so under this environment,managers gradually regard raising the level of purchasing as the source of profit.The main business of T Company is feed production and processing and as the enterprise continues to develop,the original procurement process and ERP system have been unable to adapt to the new strategic requirements,and so far,large fluctuations in raw material prices lead to high procurement costs,low purchasing efficiency also affects supply relationships.Through field investigation,this paper sorted out the existing procurement process of T company by using the flowchart method and subdivided the procurement process into the supplier management process,the signing process of the purchase contract,the delivery of the order to the material receiving process and the fund settlement process.Through ASME analysis,we quantitatively analyze the value-added activities,non-value-added activities and the inspection,transportation,delay and storage in each process from three perspectives of enterprises and suppliers,enterprise departments and enterprise departments,and accurately locate the problems existing in the procurement process of T Company.The ESI A method is used to eliminate redundant processes,simplify complex processes,integrate enterprise resources to process redundant processes,and improve the automation level of process execution.According to the process optimization,the author designs corresponding information system and plans the system function to support the implementation of the new process.Finally,ASME method is used to analyze the new process,evaluate the effect of process optimization,and summarize the experiences.Through the problem localization of ASME method and ESIA process optimization,T Company procurement process value-added efficiency 10%,procurement process is reduced up to 50%of the original process,process rework rate reduced by 6%.The practice proves that ASME method is more accurate in identifying enterprise process problems,and the ESIA method has a better effect in process optimization.This paper summarizes the process problems of T company,the improvement of process problems and the design ideas of supporting information system,which can be used for reference and reference for similar enterprises to implement process optimization.
