In 2018,the technology accumulation of cloud computing industry has been quite mature,and the market competition of cloud computing services has become more and more fierce.According to incomplete statistics,at the beginning of 2018,hundreds of enterprises have entered the cloud computing market,and the cloud computing market has gradually entered the Red Sea for competition.As a new industry with intensive technology,high cost and fast changing wind direction,cloud computing service industry has prominent advantages and scale benefits.It is worth studying what business model cloud computing service providers should adopt to survive in such a complex and changeable competitive environment.In 2015,China's cloud computing market was only 37.9 billion,accounting for 5%of the global market.In 2017,the global cloud service market reached 74.5 billion US dollars,and China's cloud service market reached 64 billion yuan,with an annual growth rate of 24.9%and 28%.It is expected that in 2018-2020,the growth rate of cloud computing in China is significantly higher than that in the global cloud computing market.WXCS Cloud Computing Center is a cloud computing service provider located in Wuxi City.Its main service content is to provide government cloud services to government customers,and its main revenue comes from it.In 2017,WXCS Cloud Computing Center has a total revenue of 27 million yuan,a total expenditure of 19 million yuan,and a profit of 8 million yuan excluding government subsidies.It is in a monopoly position in Wuxi.However,due to the intervention of competitors in 2018,the company's development has stagnated.How to meet the challenges has become an important issue for the company to continue to solve.This paper uses several common theories and methods of enterprise strategic analysis theory,such as PEST analysis,five forces model,SWOT analysis,combined with objective data,to make a comprehensive study of the internal and external environment of the company.The subjective and objective factors of the company's strengths and weaknesses,opportunities and challenges are carefully analyzed.As far as the external environment is concerned,there are many favorable policies for cloud computing services;the domestic groups that accept cloud computing technology or are familiar with cloud computing technology are expanding rapidly;the local monopoly in Wuxi for many years;the space of cloud computing service market is huge;and the cloud computing service industry has broad prospects.External threats include stagnation of business growth of government cloud products;threats to monopoly status;a sharp decline in profit margins;and the inability of competitors to be eliminated immediately.As far as the internal environment is concerned,the advantages are that the company has strong technical strength,low employee mobility,high education level of core employees,zero inventory management,low physical cost and so on.Internal disadvantage covers the shortage of employees,the high cost of core employees,the weak propaganda ability of enterprises,and the single profitable products of enterprises.On the whole,the company's opportunities outweigh its threats,and its strengths outweigh its weaknesses,the company should adopt an expansionary strategy.In light of the company's actual situation,the author suggests that the company shift its strategy from focusing on low-cost strategy to focusing on differentiation strategy,so as to ensure that on the basis of its original business,the company strives to expand its new business and quickly seize the market segments.After defining the strategy,this paper gives some suggestions on the specific strategies and safeguards of the strategy from three aspects:human resources,R&D capability and enterprise publicity,hoping to be helpful to the development of the company.Finally,the paper makes a summary and outlook.If the relevant competitive strategy is successfully implemented,the enterprise will usher in the second high-speed development period.
