With the development of mobile internet and the rise of mobile payment,the network’s structure,modes and terminals supporting the entire payment system platform are undergoing tremendous changes.As the terminal of the entire payment system,the POS cashier system is a core tool for the settlement of merchants and is also rapidly shifting from traditional hardware devices to intelligent ones.S is a company that develops and manufactures intelligent POS products and provides comprehensive solutions for payment systems.This paper focuses on researching and solving the problems that S company has encountered and faced in the new environment.Ultilize the macro environment analysis method(PEST)and the industry competitive structure analysis method(Porter Five Force Model)to analyze the external environment of the enterprise,and use the value chain analysis method to analyze the key processes and links of the enterprise,and also analyze the company’s internal resources and capabilities,the outcome of the analysis combined with the SWOT analysis model to extract the competitive strategy portfolio of S company.Based on the above study and analysis,combined with the company’s advatages in R&D development,and the changing demand of customers as well as its clear market positioning in intelligent POS carshier products,using the general positioning strategy theory,S company should take the highly differentiated strategy as its own strategic direction and formulate a reasonable strategic goal,and penetrate this direction and goal in every link of the company’s value proposition and activities,by creating excellent corporate culture and continuous technology and product innovation,optimizing human resource structure,and strengthening supply chain management system and process management system and other safeguards,strengthening corporate brand promotion and market sales capabilities,then quickly occupy the intelligent POS cashier market and form its technical barriers.Maximize the competitive advantage of S company and obtain a high profitability which above the industry average level and achieve the company’s strategic goals.The conclusions of this paper have practical guiding significance for S company and provide reference for strategy research for the commercial IoT technology innovation based enterprises.
