In recent years,As China's real estate industry has been influenced by the macro policy and the relationship between land supply and demand,the phenomenon of " increase income without increasing profit " has emerged.The industry has changed from the land dividend model to the management dividend model.Also,the competition between enterprises has changed into the competition of project management level.Cost management is an important part of project management.Excellent cost management ability will be an effective means to create profits.The purpose of this study is to analyze the problems existing in the cost management of the JH real estate project so as to put forward the pertinent improvement and solutions to the four existing problems.This study is devoted to find the method of cost management suitable for the enterprise,improve the level of the cost management of enterprise and the profitability of the project,and enhance the core competitiveness of enterprises.The paper takes the cost management of JH real estate project as the research object,taking the project cost data as the clue,focusing on the problem mining behind the abnormal data.Analyzing the problems respectively from sloppy selection of plan decisions,neglect of invalid costs,excessive amount of visa changes,and lack of management system,theory combined with practice,qualitative and quantitative combination,experience summary method.It's devoted to find out the causes of the problem and put forward the solutions from dimensions of the management ideas,management methods and safeguard measures.The core idea of the solution is to introduce the concept of value engineering to unify and standardize the thought and behavior of technical and personnel;it puts forward specific measures to improve the actual situation of the enterprise in combination with the four major problems through management theory(include cost management responsibility of the combination of power,responsibility and benefit,three whole principles of all members,whole process and all elements);finally,it puts forward the safeguard measures for the solution from the three aspects of organizational structure optimization,improving performance appraisal system,strengthening propaganda and training.This study has a certain representativeness and its solution can also be used for reference and consideration for other real estate projects in the same industry.
