Founded in 2015,Y Industrial Technology Research Institute is an independent legal person organization that focuses on the back end of key industry innovation chains such as artificial intelligence,new materials and new energy,biomedicine,and technology services.Its sustained and healthy development has important strategic and practical significance for Tianjin’s innovation-driven development strategy,economic transformation and upgrading,and the construction of an industrial innovation ecosystem.This thesis uses enterprise strategy research methods,collects industryrelated information from the Industrial Technology Research Institute and relevant data from the Y Industrial Technology Research Institute for analysis.In asking questions,first of all,use the PEST model for macro-environment analysis,the political environment,economic environment,social environment and technological environment of the Y Industrial Technology Research Institute are in a relatively good state and relatively easy.Secondly,Porter’s five forces model is used to analyze its industry environment.Suppliers,including partners with symbiotic relationships,rarely pose a threat to bargaining,in terms of buyers,companies have stronger bargaining power based on their own foundations.In terms of potential competitors,including R & D organization transformation and some function providing companies,there are some threats in the professional field.In terms of alternatives,the threats posed by other virtual service platforms are not obvious.In terms of existing competitors,the construction of Tianjin Institute of industrial technology is developing rapidly and has strong strength,which constitutes a certain threat.Finally,through the analysis of the internal environment from the service satisfaction survey of the enterprises settled in Y Industrial Technology Research Institute,it is believed that the organizational structure,service products,human resources,etc.still need to be further improved.In the analysis of problems,the thesis puts forward the problems faced by Y Industrial Technology Research Institute,and analyzes the internal advantages and disadvantages,external opportunities and threats faced by Y Industrial Technology Research Institute with SWOT model.In this thesis,the KEF and KIF matrices are designed using the Delphi method,and the SWOT analysis results are quantitatively analyzed.It is concluded that the external opportunities of Y Industrial Technology Research Institute are greater than the threats,and the internal disadvantages and advantages are basically the same.In the end,this thesis chooses the strategy of SO strategy as the main and WO strategy as the supplement.That is,when the external opportunities are adapted to the internal advantages,the external opportunities promote the internal resources to exert their advantages.At the same time,the internal strategies should also actively adapt to the external environment and improve their overall service level.In the problem-solving part,after determining the implementation plan of the strategy,this thesis uses performance evaluation index system to monitor the strategy implementation process during the strategy implementation process Implementation results are fed back to the strategic analysis stage.The Delphi method and the analytic hierarchy process are combined to determine the index weight,and the objectivity of the performance evaluation result of the development of the Y Industrial Technology Research Institute is calculated by the fuzzy evaluation model.
