LQ Company is a domestic motor manufacturing enterprise integrating research and development and manufacturing.It belongs to an order-type design and manufacturing enterprise with outstanding characteristics of "many varieties and small batch".At present,with the development of the country and the wave of independent research and development,the order quantity received by LQ Company has been on the rise.After the 14 th Five-Year Plan,it is expected to be twice that of the 13 th Five-Year Plan.Therefore,it is necessary to continuously improve the production capacity to meet the market demand.With the increase of product types and output,due to the product process is not optimized,low production efficiency,long production cycle;The layout is not optimized,the handling distance is long,the new equipment and personnel have no site to use;There are many breakpoints on the production line,the production line is unbalanced,and the production line is low in efficiency.The problems of material chaos,product mixing and excess risk surge in the workshop are prominent.This paper will use lean improvement tools to solve LQ company motor assembly workshop process optimization,layout design is not optimized,production line efficiency is low,production site management is not optimized.Using ECRS process optimization principle to optimize the product process flow,shorten the production cycle;Use SLP layout design tool to optimize the layout of the workshop,reduce the layout occupation area,reduce handling,shorten the distance of handling,effectively improve the flow of materials and production efficiency;Optimize production line balance,reduce stagnation and waiting,improve production line efficiency;The use of site management 6S tools to create an orderly production environment,so that various problems in the production process can not be hidden,reduce the difficulty of material confusion,product mixing,excess prevention and control.The above measures were tried out in the DJ33 project of the motor assembly workshop of LQ Company.Through the application of lean improvement tools,the technological process was more reasonable(the production cycle was shortened by 12.7%),the workshop layout was increasingly reasonable,the production line efficiency was significantly improved(the per capita hourly production capacity UPPH was increased by 54.4%),and the production site environment was significantly improved.
