The rapid changes in the commercial vehicle market derived a variety of products,as well as many urgent delivery orders.Frequent mold change in the actual production process,multiple transportation of materials and other waste have become key factors affecting the production efficiency of enterprises.T Company,a vehicle parts supplier,has the problem of low production efficiency caused by rapid market changes,product diversification and urgent delivery requirements.Lean improvement strategy is an efficient instrument to improve production efficiency,reduce operating costs and improve the overall benefits.The research aims to develop a complete efficiency improvement plan to improve the market competitiveness through identifying the production system problems and their causes.Firstly,analyze the production system status of T company by literature research and data collection.Then,analyze the causes of problems by investigation analysis method.Finally,formulate measures by the case analysis method to achieve the goals.Through analyzing the performance of T Company,the production system has problems of unbalanced regional load,unreasonable unit layout and lack of waste management,which leads to low production efficiency.Design corresponding improvement measures for the problems after analyzing product structure and process flow.Firstly,the production process is adjusted to achieve the goal of balancing production line load,reducing bottleneck working hours and increasing output.Secondly,the layout of unit operation is adjusted to reduce unnecessary transportation and reduce non-value-added working hours.Finally,the waste management process is established to reduce the man-hour loss caused by waste and improve the production efficiency.Based on lean theory,adjusting production process,optimizing layout and increasing waste management are the key paths for T company to improve production efficiency.Pay attention to the whole production system,and establish complete lean strategy to improve production efficiency,which will give more powerful support for markets.
