| After entering the 21 st century,the process of global economic integration is constantly accelerating,and the market operating environment faced by enterprises in various countries has undergone significant changes.Especially in recent two or three years,the world has been shrouded in the haze of the COVID-19,and enterprises in all walks of life are facing severe economic environment and survival pressure.Therefore,how to effectively reduce enterprise operating costs has become the direction and driving force that enterprise managers have been working hard and exploring.In the internal process of manufacturing enterprises,the procurement business process is an important part of the supply chain process.Compared with the increasingly perfect management theory and business process scheme of productive material procurement,non-productive material MRO undoubtedly has greater potential and space for optimization.Therefore,the research and improvement of MRO material procurement business process will effectively reduce the enterprise’s operating costs,improve production efficiency and profits,and gain greater external competitive advantages,which is of great significance to the enterprise’s operation and development.This thesis takes the MRO material procurement business process of H Company as the research object,based on the procurement management theory,business process reengineering and optimization theory,respectively investigates the current MRO material procurement organization structure,procurement strategy,overall procurement process,sourcing business process and supplier relationship management status of the enterprise,excavates the problems and carries out research and analysis.According to the actual business situation and specific problems of the enterprise,put forward targeted process improvement strategies and measures.In the process of enterprise problem status analysis and improvement effect evaluation,it is mainly based on the "ASME analysis method" and "ESIA analysis method",that is,first classify each link in the original process by using the ASME analysis method,record the specific time consumption of each classification process link,and evaluate and analyze the problem points and improvement direction by calculating the time consumption ratio of different types of activity nodes of "value-added" and "non-value-added" in the business process.Then use the ESIA analysis method to optimize and improve the original process,and continuously reduce the non-value operation links in the original value chain by implementing the steps of "clearing","simplifying","integrating" and "automating",so as to increase the proportion of key value activities and play the role of process optimization.Finally,the ASME analysis method is used again to calculate the proportion of time spent on different types of activity nodes of "valueadded" and "non-value-added" in the improved process,compare the efficiency of process implementation before and after optimization,and analyze and evaluate the actual effect of process improvement.Studying and exploring a set of scientific and reasonable MRO procurement business processes that meet the actual management requirements of the enterprise will effectively ensure the normal operation of the enterprise,improve the efficiency of procurement implementation,reduce the operating costs,and improve its external competitiveness.Therefore,this thesis will improve the MRO material procurement business process of H company based on ASME analysis and ESIA analysis,and provide theoretical basis for the improvement of business process for H company.At the same time,it also hopes to provide case reference value for the research and development of MRO material procurement process management of manufacturing enterprises to a certain extent. |
