Ningbo Transmission Co.,Ltd.is the manufacturing base of dual clutch automatic transmission,which is the core strategic product for one of World’s top 500 enterprises holding group.The main business scope of the company involves research and development,manufacturing,processing,wholesale,retail and after-sales service,technical service for transmission and relevant parts.Compared with the world’s advanced automobile manufacturers,although the company has implemented lean production management,the production process yet has same problems as the traditional manufacturing industry: high production cost,low operating efficiency,low equipment OEE,high buffer stocks,low first-pass rate of products.Based on abovementioned situation,using lean production theory as the core,combined with new quality control methods,this paper optimize production line’s process and methods to reduce costs in production and operation,so to create higher value for the enterprise.This paper mainly studies on the assembly workshop of Ningbo Transmission Company in the epidemic situation of chip shortage,when workshop production cost is facing big problems.Through the application of lean production theory,the company can quickly find the existing problems and combined with the actual state of production and operation,eliminate all production process that are non-value added,reduce the manpower and material resources,lower waste of resources,so to improve technology,equipment production capacity,equipment utilization,and production efficiency,and make every possibility to lower cost.This article describes how to quickly optimize the production line through the implementation of lean production methods;how to improve OEE of the workshop above the target value through TPM management,Kanban management and FTT optimization;how to identify the non-value-added in the workshop to shorten the production cycle and improve production efficiency;how to optimize the number of shop floor dot charts through the reorganization and merger of post work;how to identify waste in the production process and reduce manufacturing costs,to ensure the workshop transform and respond under the adverse conditions of the external environment in high speed and create more economic value.
