| Faced with the novel coronavirus pneumonia epidemic and the impact of the new severe pneumonia on the global economy,the challenges faced by traditional manufacturing enterprises are becoming more and more serious.Therefore,how to accelerate the transformation and stabilize the market share after the epidemic is effectively controlled is particularly urgent.The auto parts industry where company X is located is also in the process of rapid iteration.The impact of the epidemic has accelerated the bankruptcy of some enterprises.Company X is also thinking about how to maintain its existing share in the severe market environment,and use the company’s product technology advantages to find new business growth points to continue to take the lead in the post epidemic era.Taking X company as an example,this paper summarizes the problems in the production of circuit boards in the workshop of X company as follows: unreasonable production line layout,disordered product distribution,old production mode,chaotic on-site management,high scrapping of visual inspection stations,etc.The research and introduction countermeasures are carried out from five aspects: optimizing the layout of production line,improving product distribution,putting forward innovative production mode,using new andon system and visual inspection station automation.It can be divided into four steps.First,adjust the existing production line layout,improve logistics and eliminate unnecessary waste,so as to save space and manpower;Secondly,a new production management system is introduced to integrate the existing system,so as to achieve the goal of efficient operation of the production line;Third,the new andon system is implemented to report,solve and record problems at the first time.The fourth step is to improve the visual inspection efficiency by setting up the component re inspection machine with AI technology,reduce the proportion of personnel at the visual inspection station,effectively reduce the scrap rate of products and save the production labor cost.Finally,through the implementation of the above measures,the lean transformation of the workshop production line of X company was completed,which greatly improved the production efficiency and made the company’s products more competitive.At the same time,the concept of lean production has been well spread in X company,laying a solid foundation for the continuous promotion of subsequent lean production in X company. |
