As the coming of Made in China 2025 era,non-standard automation industry is facing the intensive competition.Shown normalization of comparing lead time,price and service when equipment manufacturers are gaining more OEM projects in non-standard automation industry.In order to meet different customization demand,non-standard automation equipment is widely used.Equipment manufacturers aim at this broad market with their keen sense of smell.However,the incentive competition differentiates equipment manufacturers.Bidding OEM projects has become the survival opportunity for many downstream equipment manufacturers.Due to the short lead time and frequent changes of OEM customer requirements,lead to delay of project schedule.In addition,during the actual project schedule management,lacking of instruction of advanced theories and scientific methods,most projects were postponed,then triggered customer complaints.TJ Automation Co.,Ltd is a professional equipment manufacturer by integrating design,manufacturing and sales,which devotes itself to the automation of production with the design goal of improving efficiency and reducing manual work.Taking as research objective of OEM project in TJ automation.First of all,defining the current company,project and problem background,trouble shooting of schedule management with questionnaire survey method,and making use of brainstorming method and fish bone diagram to analyze the root causes of the slow progress of the project;Secondly,considering of the uncertainty of non-standard automation OEM project management,this thesis leads the critical chain technology method to develop project schedule;Secondly,considering company background and the uncertainty of non-standard automated OEM project management,this thesis introduces critical chain project management methods to solve the following problems:unreasonable activity duration estimation,unscientific schedule arrangement and poor crossing functional departmental communication;Then,the schedule management optimization scheme is designed for the upper problems,which is laid out from the three levels of optimization objectives,principles and contents.The project plan is formulated,the critical path is optimized,the project schedule is confirmed and monitored through the critical chain project management;Finally,safeguard measures are established from the four levels of organization,management,economy and technology to simultaneously monitor and implement the project schedule management optimization scheme.In the specific implementation process,continuous improvement action are also required to ensure the success of progress implementation.From the view of practice results of the key chain technology in the OEM project P140,the delivery period of the whole project has been reduced from 105 days to 75 days,which is nearly shorten by 30%.This result proves that the critical chain technology not only can shorten the project lead time,also improving production efficiency and reducing the project cost.Through this practice process,project management skill of team members has been improved effectively,the valuable experience has been accumulated for bidding more OEM projects in the future,further enhancing company’s competitiveness of whole automation industry.
