| With the continuous growth of customers’ personalized demand,Company R established the CUSTOM production line,which was specialized in producing customized products for customers.This production line attracted new customers and brought more orders for Company R.However,the production efficiency and product quality of the production line was not ideal,and the number of customers’ complaints about the delivery time and product quality was high,which brought many negative effects on Company R’s operation.Therefore,Company R urgently needed to optimize the production line.This thesis combines the study of six Sigma management theories with the practical problems of low production efficiency and high failure rate of CUSTOM production line,and uses DMAIC process to optimize the production line.Firstly,a cross-functional project team was set up,and the optimization objects are defined through collecting internal and external VOC.By conducting 5W1 H analysis on the production process and drawing the SIPOC flow chart,DWB operation was identified as the bottleneck process affecting the production efficiency.By analyzing the contents of defects,it was found that the main quality issues of the production line were characteristic defects,and the scope of the project was defined accordingly.Then,measurement system analysis and process capability analysis of the production line were conducted.Next,Pareto diagram,fishbone diagram,C&E matrix,FMEA and other methods were used to identify the key factors affecting productivity and quality.According to the analysis result,the production line optimization actions were determined as follows: import new equipment to improve the level of automation,and optimize the operation process and layout according to the ECRS principle to improve the production efficiency.What’s more,in the process of introducing new DWB equipment,the optimal parameters of the equipment were determined through DOE to reduce the defect rate of the product.Finally,(?)-R control chart of SPC was used to monitor the effect of the optimization actions,and the improvement measures were formed into standardized documents to consolidate the improvement results.Through the optimization of the production line,the goal of shortening LEAD TIME and reducing defective rate was finally achieved.Both the LEAD TIME and the defective rate were significantly reduced.In this thesis,the DMAIC process is combined with the production line automation equipment introducing,which also provides a reference for the production line optimization activities of electronics manufacturers. |
