The reconstruction of shantytowns is an excellent project to improve the living conditions of the people in shanty areas and improve the urban functional environment.It plays a significant role in expanding the effective housing demand of residents and promoting social fairness and harmony.Since the implementation of the policy,it has attracted much attention from the public and scholars.In recent years,with the implementation of real estate destocking,the shantytown reconstruction project has gradually cooled down.Owing to the allocation of related resource is limited and the impact of the epidemic is aggravated,it remains to be seen whether the shantytown reconstruction project can be completed on schedule.Therefore,it is very necessary to make a specific analysis of the progress management of the shanty town reconstruction projects combined with the actual projects,and analyze the problems,summarize the experience and form an effective management mode,and reduce and eliminate the repeated occurrence of similar defects.This study takes the construction process of shantytowns in Q community as a case study.Firstly,this paper sorted out and summarized the literature about project schedule management at home and abroad.Secondly,the construction characteristics and conditions of the project,the organizational structure of the project management and the logical relationship among the decomposed work,the expected work duration and the project schedule were analyzed,the problems and causes of the project schedule management were identified.Using WBS software to decompose the project work structure,the key chains and sequencing optimization of construction activities could be identified.Combined with actual cases,uncertainty factors(such as personnel,machines,resources,management,environment,etc.)affecting buffer zones of Q community shantytown reconstruction project were picked out.The DSM matrix mathematical model was used into the key chain management,and the rework probability and intensity of each process were defined.Then the project buffer aggregation method was used to reasonably allocate buffer deviation,scientifically formulate buffer monitoring process.Finally,s series of specific measures to strengthen the follow-up progress control of the project were clarified in the Q community shantytowns project.These measures could effectively optimize the project schedule management.and further improve the implementation of the project safeguards.It included strengthening resource management,implementing information management,establishing risk response mechanism,strengthening organization and quality management.After adopting the progress management model of critical chain technology for project progress management activities,it was 81 days earlier than the actual construction period,effectively reducing the planned time and risk of the construction project.It was good for ensuring the economic interests of the project owner and construction units.This study comprehensively uses the Gantt chart comparison method,earned value method,etc.,which is more in line with the actual project schedule management,and is beneficial to promoting the comprehensive management of Q community shantytowns reconstruction project.At the same time,it further enriches the relevant experience of old urban building renewal project schedule management,and provides experience for other cities in municipal project schedule management.
